Your seeds may have been old. If you try chia pudding again with same seeds and pudding doesnt set after a few hours in the fridge you can add glucomanen to it to thicken, or try less liquid the next time If your seeds aren't old, when you first make the pudding and stir up all the ingredients, go back after 20-30 mins or so and give it another stir to make sure everything is well incorporated. When all else fails, go to UA-cam University. There will be videos on chia pudding and what to do if it doesnt turn out. Hope this helps.
Just a heads up, because I thought this too... coconut yogurt does not have very much protein at all, you may have to use protein powder in addition if you're not eating dairy.

Check the expiration on your chia seeds. They won’t puff if it’s pass that. Also if you follow the measurements to the T Then trying warming your milk for a bit

Some people are allergic to chia seeds.
