The seppuku wasn't prearranged, but the generals were rebelling and putting the plan in jeopardy with their resistance. Hiromatsu didn't know what the plan was, but he did know there was one, and if Toranaga keeps insisting he's surrendering, then Hiromatsu knows its important to the plan. As Toranaga's #1 guy, he can't allow things to get derailed by this sudden resistance...so he pulls the seppuku card in order to stop everyone in their tracks. Once that happened, both of them know that Toranaga has to stick to his guns, and Hiromatsu has to go through with it. It was already decided (figuratively speaking) the moment Hiromatsu made the threat. The moment was so emotional between them because they were suddenly saying goodbye after all this time, with no other good options. So, what looks like Hiromatsu taking a stand against Toranaga is really him making the ultimate sacrifice to ensure Toranaga's plan will work.
There was a silent exchange between the two during the seppuku scene. Hiromatsu said ”Use my life to deceive the enemy. If you reject my admonition and order me to commit seppuku, my chief vassal, then Ishidou will surely believe in your surrender." Toranaga is faced with a difficult choice by Hiromatsu. Should he lose the life of his most trusted vassal here? But he knew that this method would surely deceive Ishidou.
Toranaga had to lose a general to further cement the idea of his defeat. However 3 generals raised their voice in defiance, it is within this moment that Hiromatsu took the decisive step to sacrifice his life for Toranaga’s cause. Saving Toranaga from losing 3 generals and also fooling Osaka into believing Toranaga’s march to defeat is real.

Toranaga doesn't lose his 3 generals and the idea/image that Toranaga is completely "defeated" is cemented so that Crimson Sky can truly commence.
The only thing tipped me off that Hiromatsu's sacrifice was part of the plan was the when Toranaga suddenly blinked with a little force as they were staring each other down and Hiromatsu realized in that moment...I could be totally misreading the scene and it could just be regular blink though lol. Still. So sad, this show's phenomenal

Dude the subtlety of the blink on 17:38 and him realizing the lords plan instantly. The determination in his eyes were still there. He knew he had to make the surrender look as real as possible, and he did by giving his life to the cause. Fucking amazing acting.
Great episode. Thematically it also mirrors the story arc of what happened between Blackthorne and his gardener. The servant has to die in order to make their master see reason. Only in Toranaga's case, he only put on a deception to fool everyone in Osaka and that meant fooling his retainers as well, otherwise the spies would uncover his true intentions eventually. Toda either guesses this or still didn't know, but he framed his seppuku in a way such that only he died right then, thus saving all the other retainers who Toranaga would definitely need later. Show's great, makes you think about the characters' motivations.
Now this episode clarifies what Lady Gin was saying, when Tsuji was telling him about what happened in Osaka he said his spies had reported all those. Meaning he would have fallen into his brother’s trap 😊.

Hiromatsu's death was one of the craziest scenes I've seen in recent years. It does show how strong is japanese culture and how far their customs about loyalty go.

I was thinking about this alot and mariko sucks a lot too in their relationship,buntaro genuinely loved her and when they got together and had their son he was so happy and in love but she just constantly tried to kill herself and over the years even when she stopped trying shed still ask and showed him no affection or hate just nothing it made him bitter but he still loved her so he treated her like a second class citizen but never hurt her until she met anjin and literally fell inlove almost immediately despite his hate of her faith which she cherished alot as one of the only things in life worth living for and that pushed him over the edge were he finally hit her, which sucks it happened but lets be real Mariko could have had a happy life but chose not to because she thought she was better then buntaro at first then because her family died and she wouldn't even live for their family, it sucks honestly all around
This is the problem with arranged marriages. One or other or both parties may find themselves in an unsatisfactory/untenable position with no recourse. Mariko felt (wrongly, she finds out later) that she was being discarded for a worthless alliance to a lower house, and that (unsurprisingly) coloured her view of the situation from the very beginning. Buntaro, meanwhile, found himself in a prosperous match with a pretty lady who couldn't stand the arrangement and refused all his advances. Both are justified in their unhappiness.
He did treat her like shit but she NEVER gave the relationship a chance. She didn’t fw him from the jump, before or after her family became hated. And he just had to live with that
Not when Hiromatsu himself had actually created the situation... Earlier, after the audience with the priest was over, Hiro was reassuring the other lords that Toranaga definitely had a plan, or he wouldn't have sent the priest away away with a 'message'. Unfortunately, having those lords aware of even that much of the plan altered things. So Hiro took it on himself to get the plan back on track when the moment presented itself. Of course, that meant he couldn't _discuss_ anything with Toranaga - it all came to a head in the meeting in front of everyone. Because the two are so close, the entire 'conversation' that sets all this in motion and brings understanding between Toranaga and Hiromatsu is done in the most subtle way imaginable, and it is beautiful to watch...
Buntaro had to second his dad after suffering that kind of rejection from his wife. It was NOT his day, man.

Show's great, makes you think about the characters' motivations.

Toranaga has to hide his true plans from his own men because he knows Ishido has planted spies in his household, but he doesn't know who they are.
Hiromatsu committed suicide to make Ishido think Toranaga is truly broken and defeated.
This show is essentially Tokugawa Ieyasu’s rise and its depicted extremely well!!

I was thinking about this alot and mariko sucks a lot too in their relationship,buntaro genuinely loved her and when they got together and had their son he was so happy and in love but she just constantly tried to kill herself and over the years even when she stopped trying shed still ask and showed him no affection or hate just nothing it made him bitter but he still loved her so he treated her like a second class citizen but never hurt her until she met anjin and literally fell inlove almost immediately despite his hate of her faith which she cherished alot as one of the only things in life worth living for and that pushed him over the edge were he finally hit her, which sucks it happened but lets be real Mariko could have had a happy life but chose not to because she thought she was better then buntaro at first then because her family died and she wouldn't even live for their family, it sucks honestly all around
This is the problem with arranged marriages. One or other or both parties may find themselves in an unsatisfactory/untenable position with no recourse. Mariko felt (wrongly, she finds out later) that she was being discarded for a worthless alliance to a lower house, and that (unsurprisingly) coloured her view of the situation from the very beginning. Buntaro, meanwhile, found himself in a prosperous match with a pretty lady who couldn't stand the arrangement and refused all his advances. Both are justified in their unhappiness.

Not when Hiromatsu himself had actually created the situation... Earlier, after the audience with the priest was over, Hiro was reassuring the other lords that Toranaga definitely had a plan, or he wouldn't have sent the priest away away with a 'message'. Unfortunately, having those lords aware of even that much of the plan altered things. So Hiro took it on himself to get the plan back on track when the moment presented itself. Of course, that meant he couldn't _discuss_ anything with Toranaga - it all came to a head in the meeting in front of everyone. Because the two are so close, the entire 'conversation' that sets all this in motion and brings understanding between Toranaga and Hiromatsu is done in the most subtle way imaginable, and it is beautiful to watch...
