    Love the consistency (no pressure) of you sharing the videos frequently! Kinda keeps me hooked. Started formaly using graphic facilitation only last year. Before it was more improv, no technique. Then took an online training with Syndicate (DK), which I loved...super spot on. Hands on...of course! What inhibited me to formaly draw in professional environments was "not being perfect" or "i dont have training". Super B.S., one needs to start somewhere!

      Yeah. Syndicate provides some really good training! I think I have reviewed the online course at one point with Camilla as the instructor. Yes, I had the same: I don’t want to draw in public because I’m not good enough. But I quickly learned it doesn’t matter. There is probably someone in the crowd much better, and that’s ok. The important thing is to use it to make communication flow better.

    It was very interesting. Thank you. It is an effective way for communication. Communication needs two languages; one is verbally, and the other has to be visually. Although I believe visual communication is over than verbal one. Can you recommend additional resources for improving my skill at it?

      I like the books from Bikablo where they have visual dictionaries etc. I have never been on one of their courses though. The Visual Agile Coach is also really good by Olina Glindevi on LinkedIn :-)

    thx for your video, Carsten. I didin't know the pitfalls, bandwagon is so true! I've always a doubt before a session of voting: do you think it's better fisrt to dot vote a cluster of items or the items themself?

      I have experimented with both. I often encourage people to vote for the cluster, unless they have a specific reason to vote on a single sticky note. The votes in individual sticky notes will be tallied on the cluster. But the individual sticky notes can then be used as starting points for the following discussions:-)

    Carsten, thanks for your video. I didn't know the pidtfalls at all. They were interesting, especially I have experienced the bandwagon effect several times. Although I am not sure if I understand why it is not the most reliable correctly. Could you tell me why? I mean in a small group. In addition, I have seen some teams that generate some similar topics in the retrospectives. In these teams, it is pointless to use dot voting. Because it is obvious what the team wants to talk about. We can cluster them to see how many people point into a similar topic. Then start with the most frequent topic. Actually, dot voting merges into generating topics in these cases.

      Thanks a for you’re reflections :-) On the reliability part to me given the tendency of the bandwagon effect and that we might have a really really important topic for maybe two in the group that doesn’t get addressed at all given the others have other priorities we might need to use other formats for deciding or create other spaces for discussions. Yes. Sometimes it is clear from the stickies what will win… or at least we think so. But I’ll do the voting none the less to make sure people agree. Sometime someone will put something on the wall that I had forgotten etc. :). So sometimes it might be a single sticky note that gets the highest vote :-) (that can also be because of unhealthy team dynamics but that’s another topic :-D)

      Thanks for your explanation. That was interesting. At the end of the day, there is no way except to experience each peactice. There is no such a best practice. If it was helpful, we would continue it. Otherwise, we would stop it and start tying another practice.

    Using humour/jokes in professional setting is something that has been real for me but without being conscious about it.     It was a useful method. It was interesting for me that you had at least a reason behind each practice. Thanks for sharing this video. I usually use a board that I call the Retro Board. I ask my teammates to input whatever pops up in their minds, and they want to discuss it in the retrospective. They do this during the sprint. This way, issues won't be forgotten. In the retrospective, we cluster and discuss issues to reach root causes.

      Yea. That continues possibility to give input is a good idea. I also tell the team that the retrospective is the slowest way of making improvements, and they are highly encouraged to create their own experiments throughout the sprint.

    In my experience most people are really shy and they say "No, I can't sing." Do you have tip on how to introduce this excercise in a way that even the shy people are willing to sing along?

      For me it is OK if they don't sing. Then I'll sing all by myself and make it even more awkward, but people will find it funny (some also a bit cringy :D). I try to sing loud and hope that others chime in :)

    hi, at company i work for we're using ICE to prioritize Initiative Ideas, those Initiatives are treated as "projects". Initiatives are the Discovery element, thay are then linked to Startegy by supporting specific Key Results and Objectives (OKRs)> current callanges with this method are especially around Impact which by design in this method is defined as expected % of impact of key metric, but it's proven to be hard for stakeholdesrs to estimate like that, and its' hard to compare Impact between Initiatives, so there's a high chance we are going to switch Impact from % to $ monetary value (& saved / or & gained). All the Best!

      Interesting perspective! The impact part is often difficult and I would not compare between projects. It is a relative scale, so we would need some other tool for that if we have to :).

    hi Carsten, thx for sharing this model of evaluation that goes beyond the IMPACT/EFFORT (ease) one. I like it. Some doubts around the concept of IMPACT:what do you mean by IMPACT? it's just about the usefulness an idea has for users or it could also be related to other meanings (for example, for me IMPACT is anything that causes a change in metrics)?

      Impact / Effort is always nice to plot and quite visual. 3 dimensions is a bit more tricky :D. The "Impact" part is how well will it help to reach our business goals. Which oftem translate into changing a metric for many.

      Hi :-). Several ways around it. Appreciative Interviews, “Heard, Seen & Respected”, Conversation Cafè all potential structures for the gathering of data. Could also be W^3. 15% Solutions or 25/10 Crowdsourcing for figuring out next steps And then end with Troika Consulting to help refine them :-) Could work I’m pretty sure. The obvious choice is of course: WINFY :-)

    Ok, you got me. About the overloading the M.V.P. acronym! 🙂 Also in a role of facilitator, I enjoy when people in the room get busy in an exercise....and I can give a step back and observe interactions, social dynamics (maybe a a bit of back of the room flavor). Another point I try bringing into workshops is announcing that a solution for our challenges might lie in the voice that we haven't yet heard. (meaning that the quietest voices might yield great untapped value). Thx for another light&insightful video

    the topic of psychological safety in teams is a very delicate one. Seeking alignment on the concept of "comfort" and "safety" is the most difficult point in my opinion as a facilitator. To do this I would suggest doing an exercise: for each quadrant of the matrix I would have team members write the sentences that best express each of the 4 situations of the matrix (using for example 1-2-4-all) and then I would start a conversation starting from where the team thinks they are within that quadrant.       Definitely :). It is quite important to be pragmatic about our approach (at least if you ask me :)). Play around with what works, and what doesn't work. If Design Sprints add value then keep using them :). If not, play around with other ways to get the desired value.

      Depends on what type of training you’re after :-). On the coaching part a good thing to look for is ICF credited training. I liked the programs from Solution Surfers Denmark quite a lot. On facilitation in general a Liberating Structures workshop from the Liberators is awesome!

    I love this exercise! Some variations to try: 1. The PM has a wildcard: she can decide on one hand-pair that can be opened and closed below/ above the current place (to help untangle. this is a metaphor for the power of centralisation. 2. Have some members close their eyes. 3. Have one team member resistant to change, so they don't move. see how teh team manages around them. 4. Having two PMs, with hidden agenda, when the group is untangled each is measured by how many team members are in their side of the room. Etc, etc.

      The idea is primarily to show how different people illustrate concepts :-). You can use it as an energizer for sure and talk about the differences in the metaphors used :-)

    Thank you Carsten! I appreciate that you said that you help make the space ready for people to do good work. There is also the gardener metaphor.. but it that too slow? ...might be too slow to see results! A quick sweep makes an immediate difference. And I LOVE the no dancing on the tables part.       Thank you! I'm making these videos to pace my own learning, practice my communication skills, and the most important part: To hear from awesome people like you :)! Yes, some times we're creating slow changes, sometime it is much faster turnaround. To be honest I never thought about the time aspect as well.. Hmm... That leaves some interesting interpretation possibilities. Some of my good friends call themselves Complexity Sherpas, some call themselves Gardeners, so many different metaphors.

      Thanks a lot for letting me know! That is also what I use the videos for: When I need to recall an exercise, or preparing an agenda for a workshop then I add the video to the agenda so other facilitators can use it afterwards as well :).

    Great elaboration on types of conflict! We need constructive conflict to progress indeed! I've applied Conversation Cafe a few times to discuss a destructive conflict in a team and that worked very well, especially thanks to the talking stick. Thanks for sharing, Carsten!

      Thanks for sharing!! I love conversation cafe as well. But to be honest I have never used it in conflicts. But could work quite awesomely with the talking stick as you mentioned. Thanks for sharing!

    Hi Carsten! Thank you for a very clear illustration of the real use of estimates. I totally agree with you and you nailed the whole massage in this video. Most teams usually don’t like estimating just because of the two don’ts even if they actually knoges the real benefits. I think it’s because management often missuse the estimating process as well as the estimates. But now they might reconsider. I will definitely use your way of illustrating the reasons for estimating. Hope that’s fine with you 😃

      Thanks a lot! Yes, it sometimes go into a near religious conversation. But in reality we shouldn’t do it, if it doesn’t add any value for the team. Then we can find the data management needs elsewhere.
