Forcing the audience to feel something that they have no business feeling at that point in getting to know a character was wishful thinking at best, and lazy writing if we are honest.
There's one part of your well-written comment I need to respectfully disagree with: If Mon Mothma had been in Holdo's place without any change of dialogue or actions, she would've been just as mischaracterized as the rest of the OT (and ST) characters. When Holdo appeared I just thought "Alright, who is she and what will she do?" 5 minutes later based on her interaction with Poe and other characters I said to a friend sitting next to me "Wow, what a cunt!" - Just with how they wrote her within 5 minutes they made me completely despise her and I was then thinking "She must be the traitor!"

Simply changing the player from a character Noone knew nor cared about to a beloved war hero would have made this one of the greatest scenes in the history of Star wars....wouldn't have been a dry eye in the theater watching a naval legend go down with his ship to save the rebellion one more time. Ironic considering during the Battle of Endor, he gave the order to concentrate all fire on the Super Star Destroyer, which ended with Green Leader crashing into the bridge of that ship in order to take it down. But having ackbar say it's a trap might have ruined the moment imo
