  • In this video diagnose and repair an outboard that won't go into gear. In particular, this outboard won't go into reverse and after adjusting the gear selection cables without success, it turns out that the dog clutch is worn and needs machining.

    Your videos are tops!! Bought an old {1983) Yamaha 40hp outboard on an auction for a song and as I am at best a bush mechanic your videos have seen me through all the stages so far to get the motor running. Have redone all the electrics and got it running, but no water from the telltale so about to check the pump system. Thanks again for your informative videos, Best wishes. Nigel from South Africa

      FIXED! Thanks Stu!! .But it was a headlamp strap that was binding my shifter on the shift box. I'll never tell who the dummy was that hung it there,lol. Cheers!

    interesting...the gear box is rather simple. So now if my boat engine started to do this then I would have no problems digging in the gear box. I learned so much from your videos and I thank you for that.

    Good video and explanation. Your reasoning and thought process is so important for people to understand and you do that well. I do not need to know every part of the process but someone else does so details are always helpful. Not enough is more of a problem. Great job!

    Your videos are awesome!... I just picked up a 1989 mako 18ft flats boat.... it is a prototype... never went into production...so no info online at all... I called mako/bass tracker... they rolled over when I ran the hull numbers.... that's when i figured out I have a rare bird.... anyways ... it was a barn find.... so you are my project source of knowledge.... thank you... keep doing the videos the way you are.... entertaining,funny and knowledge all passed in one shot.... thumbs up

    Am I the only one who enjoys rebuilding lower units? Alpha drives more often than anything else lol. Love your videos and insite, it shows your knowledge and passion. I enjoy the "What caused the problem " as much as "How to fix it" what most folks miss out on. Great job and great channel.

    Thanks for that...I've managed to get the bottom half of the gear selector out just after I sent the SOS....now I just need to remove the drive shaft from the gearbox ....in converting a long shaft to a short shaft (yeah I know but I just love this engine ) 😊👍

    Finally got my motor running, and the same thing happened to mine. Clunks when trying to shift into forward gear and doesn’t do anything so I’m hoping what your doing in this video is the problem. If it is, this video is a lifesaver, because I couldn’t find anything else even close to this informative. Thank you!

    I was going to ask for ur help about fixing the reverse .I took my boat to the lake today. stupid motor wouldn't go in reverse. hey man u had it cover . I saw ur video I'm going to perform those tip I saw u doing ..great video God Bless...

    Good video about outboard gearbox. The clutch dog makes a rough contact on such transmissions I think. I did a repair on an old Johnson 30hp, it was a bad reverse gir. Good video&good explanations mate! :).

    Hi Danger Stu,
    1997 90HP 2 Stroke Mercury Gear Shift rod
    Mate..thanks so much for all your post and help! I have a 1997 90HP 2 Stroke Mercury.
    Before I put it back in the drink thought I would change gear box oil and check the impeller.
    The gear box oil was milky ..Yes Oh no ..a leak! So did your test with soap and water on ALL seals and found a leak at the at the Shift rod seal.Worked exactly from the workshop manual and replaced seal.
    While I was there replaced impeller and gaskets and new impeller plate as per workshop manual instructions.Gave it test with the pump bought on line as thankfully you suggested. Hallelujah ! Held 12psi for 10-15 minutes!
    Then put leg back on head ,few hassles with this but not worth mentioning.
    AS workshop manual informs : Check that prop ratchet clockwise one way and and resistance in anticlockwise forward gear-Test OK .Then move helm throttle to neutral -Prop should spin free..both directions?
    To my Shock and stress... No Go still in Forward gear!!!
    Took leg off again checked cable at female bottom spline on head with my wife's help at the helm ..All OK rotation both directions ..clockwise and anticlockwise.What could it be??
    This is the WARNING for ALL to see -DON'T REMOVE SHIFT ROD FROM MESH WITH CAM IN BOTTOM OF GEAR BOX WHEN REPLACING SEAL-HOLD SHIFT ROD DOWN SO IT DOES NOT UN-MESH WITH CAM IN AS YOU REMOVE BUSHING -THIS MODEL Mercury anyway.
    CAM toppled inside gearbox and I could not retrieve it.
    I looked on-line ..Worldwide There are very few posts on this SERIOUS issue..So World here it is!
    I called my local Mercury shop where I bought parts.. Are you ready for the Quote .. $500+parts START to split box and replace
    the gear shift rod!!
    Is this price reasonable Stu.?.
    Guys .. I hope this post helps 100's of Marine do it yourself Mercury mechs to get their boats back in the water--I'm still waiting.
    All my fault I guess --but pawed over workshop mercury workshop manual and couldn't find any warnings about this issue.

      Wow, what a nightmare. It does sound expensive. What parts are needed. I'm not familiar with this problem but it doesn't sound like it should need any parts. It sounds more just like reassembly. The gearbox has been apart recently and therefore not seized so shouldn't take much effort to get apart. For us $500 would be five hours which sounds like a lot of time to do the job if you have done it before. Also, if you give them the gearbox already off the motor that should save time and labour.

      Haven't had box apart before .Just replaced impeller 3 times.No problemo.
      Yep took off leg and took it to Hornsby Merc.I know these people wait all day for people like me :(
      They said they have to heat box and will have to replace seals and remove drive shaft and plate to get to cam? 4 Hours at $125/Hr min.The box as you said should be fine-had no issues.
      My main point of sharing the post was stop help others in my predicament and save them some bucks,time and hassle and REMINDING THEM TO HOLD that Gear shift rod in place ..no matter what!!
      As much as I love fixing things I just haven't got the time.So Stop loss...So I can get back to my solar panel installation which is years in the making.
      Thanks again for all your Tech. help and as others have said entertainment-Yep you got to laugh :)

      I'm glad Cameron to be of help! That's why I posted earlier this year, as I said to Danger..To help others. Its not clear in ws manual! Didn't have time to fix it or tools!Well that little mistake it cost me AUD$456.75.Reason:CAM toppled inside gearbox and I could not retrieve it.DON'T PULL ON CAM SHIFT SHAFT OR CAM MAY TOPPLE!
      The Repairer also said carrier also seized on gearbox housing so they had to heat it and pull carrier with slide hammer.They did all that and replaced seals and pressure tested.
      I took it for a blast earlier this year.Should be fine for this season. TIP>>.Always leave battery on solar charge a ALL off season ..get double or tipple battery life!

    Love your videos! Although my wife can never understand how I'm so fascinated by them as we are sitting in the living room together haha. They are all well done and I owe a lot of what I know about outboard repair to you.
    I do have a question for you. I struggled with what video was most relative in order to drop a comment but this seemed as good as any. I have dealt with OMC's mostly and may buy my first Yamaha soon. It's a 1988 30hp (3 cylinder model) with a lower unit which has been cracked and welded/repaired at some point and now also will not engage in forward gear. If I purchase I plan to try to fix it as is if possible, however, as a worst case scenario type deal before purchasing I have done some digging on used lower units for this model and see the used market on these to be pretty bare (here in the USA at least). I was wondering, since you deal so much in Yamahas, if you know which other models lowers will fit this motor? Their are many more available used for the 40-50hp 3 cylinders but I have no idea if they will bolt up or if they are even the correct gear ratio.

    Great video as all the rest of yours. I'm getting ready to tear into my 92 evinrude lower unit if the shift cable adjustment doesn't work. I'm not able to shift into reverse, just get the clicking. Would installing a CMC power trim unit, sits the motor back from the stern about 5"/12 cm, caused the need to readjust the shift cable? Michigan USA

    had the same problem on my johnson 25 from 1977.
    took it apart used a dremel to carve the edges.
    still going strong now after a year.
    slightly less diffucult to acces though

    I have a 115hp 2 stroke Mercury early 90s and as I got back from a 16hour fishing trip yesterday as I pulled into the mooring it refused to go into reverse, i will check to see if it needs adjusting before shelling out a fortune on s near gear box. Thanks.

    I have the same motor and it recently started stalling at higher rpms, it runs fine at lower rpms and it revs fully in neutral but as soon as I try to go faster in gear it starts stuttering and stalling. I’ve cleaned the fuel tank, filter etc as well as running a bottle of seafoam through it. I’d be very grateful if you have any advice.

    Another excellent Video and as luck would have it, I just had a Mercury 15hp come into the shop with exactly the same problem! Not going into reverse. Unfortunately, I haven't got a machine shop that I can call on close by so will have to replace the dog for him in the new year. Will also be putting on a course in the new year for basic outboard fault diagnosis, maintenance and repair and I will definitely be pointing the students to your channel! You explain it really well!       +CHRIS MORGAN Hi Chris. Is your outboard definitely the dog clutch? If so you could even try filing the edges. Apparently when they are first made they do have a rough surface which actually helps give them a bit more grip. The more I think about it the more I can't see the need to precise machined surfaces, just the need to get rid of the rounded edges that cause then to slip. Great to hear about your course and thanks you the offer of pointing the students to the channel. Happy 2016! :)

    Great information ... I think my problem was that I was easing the controls into gear instead of being decisive and may have worn my dog gear in the process.

      did that decades ago. that destroys them. shift bam into gear. them go. easing it you hear a click click click thud. your rounding your clutch and gear. basically ruining them by being easy.

    Love this Thanks. What would cause my gear shift to get stuck in forward? I've simulated this with lower unit off. Yan 15 2stroke. The gearbox is new only 9hrs running in on muffs? Many thanks.... jj

    I had a gear problem with an Evinrude 48 spl, 1993 model. It would just grind in reverse and finally engages at about 1500 rpm and then the motor is lifting up from the transom. I checked the linkages from the controls and they were at the lengths where you said they should be. So to fix the problem, I sold the motor and bought a Mercury, problem solved!

    Thanks for your videos. Very helpful. I just wanted to ask. I saw a bit of oil leaking from the propeler and I decided to check it. So I ended up removing the gearbox. When I removed it around 250cc of water came out. It was clean water, not mixed with oil. How did it end up there? And why was only this small quantity? I have a 25hp tohatsu 2 stroke. Thank you!

      Hi Dan, not at the moment, but I do have an old gearbox lying around that I could use for that video. You essentially need a internal three claw puller for the forward bearing and a bearing separator and press for the aft bearing.

    just moved to the island man bought a evenrude having this exact problem gave the warf a love tap tonight cause i didn't know until i got there cheers for the vid if i cant fix it will hit you up

    Thank You so much for your videos. Every of your videos is very details, love it. I have a Yamaha 90 hp and having trouble shifting gear. I can only have either forward and not reverse, will go reverse with a help of pushing the and rotating the propeller for it to shift to reverse and vis-versa. How do I trouble shoot and get this fix? Much appreciates your help.

      Did you end up fixing it? I got the same motor. It binds up when trying to get into reverse. It's definitely in the gearbox as I've had the lower unit off and it which shift smooth.

    Dangar, my 150 mercury was hard to get in gear at boat ramp, wiggled it and shifted back and forth. Took off ran it some idled went to take off and sounded like a spun prop, this was not the case.

      +Dayne Cowan Thanks Dayne, Merry Christmas! Yeah, apparently used motor oil is a know carcinogen. Can't remember exactly which type to be honest, but gloves are definitely the go.

    Do you have a video that shows how to adjust the interrupter? My boat stalls a lot but only in forward... So I suspect something is not switching at the exact moment

      I don't have a video on it but I would start by investigating whether the selector cable is corroded and starting to get stiff. Apparently this is a common cause.

    I'm attaching my forward controls... love this vid... helped me out... currently converting my tiller steer.. should i disconnect the tiller gear changer and thottles...??? Aswell

      I'd take a look at how hard it is to shift with both connected first. If it isn't too bad I'd leave both, otherwise disconnect.

    Hi Stu. Great videos. Love your work. One question...I have a Thoatsu 25 2 stroke (2003). Forward gear have no issues...but when shifting to reverse,and waiting to rpm to settle,always clunks hard. Tried with or without cables ( moving gear selector by hand) and same result. Even feels hard contact with manual shifter. Any advise? Thanks and keep up the good vibes.

    My 150evenrude won't budge into reverse almost feels jammed not sure if it's the cables or shift rod issue guy's put my motor back on after transom repairs and first run couldn't put it back into reverse

    Hello great video. I have the same problem on my 2 stroke evinrude and I was wondering about the shift linkage. When I put it through the gears the linkage rotates but it doesn't seem to go up or down. I'd this normal? thanks

      Hi Lee. Yes, some outboards changing gears by rotating, some change by lifting up and down, it is just two different designs.

      +Roger Nilsson Thanks Roger. No, the paint gets a bit discoloured but it appears to be superficial. Quite often the paint comes off the lower unit after years of abrading with sand etc but it really isn't a problem as the whole casing is aluminium. Merry Christmas and hang in there until next summer! ;)

    I have 4 hk outboard yamaha with a push stick for backwards neutral posiition and forward . The problem is that the backward and neutral dosnt work it just goes forward. I think it is a lock thing just a bit upside of the propeler thats dosnt goes in quite.

    Howdy! Is there a special trick to getting the cam shift control, output shaft, and gear selector shaft to line up correctly? I have a 1998 Force/Mercury lower unit that is causing me fits to get lined up. Could be that I need to not have a couple of cold ones in me before I attempt putting it back together again, lol.
