    I am so glad you showed the lower end of the shifter rod. I had it turned around BACKWARDS! None of the many videos that I watched explain that the shaft can be 180° out.
    CAUTION: notice the dog leg shape as you pull the shifter shaft!

    Glad someone makes vids for us regular people. you mentioned that sometimes the reverse works out of the water but in the water with the pressure it might slip, what would cause that and how would you fix it? That's my problem.

    Brilliant information, my engine wasn’t going forward, just into neutral and reverse, took the gearbox apart n fixed what I thought was the problem but after assembling it back it now goes into neutral and forward but not reverse, I’m starting to think it may be something todo with the shift shaft?

    And how do you pull the pinion gear off the drive shaft so that you can change out the drive shaft seals along with the shifter seals to do a complete reseal on the lower unit? What would cause the lower unit to only engage in drive but not reverse?

    Thanks for the brilliant video. just drained the leg oil on my 78 evinrude (serves me right I know!) and it was a yellow creamy color (water in there I assume). I have a spare engine so will pull the gear case and prop from that, keep it on the boat and replace the seal on the current one for now. Such a good video! Well done and thanks again.

    Hi there. Very informative video. I have a small yamaha 8hp and the propeller has 1/2" movement left and right when in gear so is this normal or would it be best to chang the dog.

    Huge help, thank you! On your last point about ordering new parts: would you dissuade someone with little experience from fixing broken gears in the lower unit? The unit is 75hp and my goal is to restore it, if possible.

      If you can find the proper service manual for that unit you will not have a problem, otherwise it can be tough with a few parts that may not make sense

    Thank you for the great video. I did not catch the kind of motor you were working on. I have a 2015 20hp mercury 4 stroke (rev on the handle). Goes into reverse fine but when I put it under load or rev it up, it comes out of gear. Would you think that it is a dog clutch problem or an adjustment problem? Thank you for any advice you can give me.

    Best hands down thanks brother was about to throw back together and just not have reverse.But that could cost a man his sail boat going threw the coral reefs and such..Thanks from sailing catamaran vessel No Problem
    .Have to start starting these motors more after all this work.Do you have any videos on pulling a power head?Have to replace shift cams Yamaha 25 long shafts..

    Hi bud great video , have an older 2 stroke 15 hp goes into forward and reverse but after idle won’t pick up speed but reverse works ? Dog clutch teeth gone or broken ? You’re thoughts cheers

    Thanks, I have a 2006 Mercury F25 EFI and found this video after I recently discovered water in my lower unit oil. While this video is very helpful in showing me how to dis-assembly and reassembly the lower unit, my question has to do more with the seals. If you know, is it normally only the seal on the prop shaft that needs replacing or on the driveshaft as well? I'm doing the work myself and want to do/get it right. Any thoughts or suggestions would be greatly appreciated. Thanks. Great video!

    My Yamaha 6hp gear lever is stuck stif and is very hard to shift from neutral.
    Is this a problem in the lower unit or is that the lever need lubrication at the top handle ?

    When i bolt the propeller housing/seal back on, it l leaks. It didn’t leak before, but now some lube drops out the bottom bolt. I made sure to torque the bolts down little by little back and forth to insure even tightening; any thing i could do differently?

    Where did or can I get those parts I live in Alaska a whole lower end basically needs to be replace the whole gears and there’s a exploded Matic is loud which damaged some of the threads I could probably save the threads with a chase

    Dang! This is the closest thing to replacing the shifter cam. Great video. I was taking the lower unit off my 87 40 hp mariner and broke the shaft at the bottom where the roll pin goes in. BONEHEAD MOVE! Still trying to figure out if i want to attempt it or not.

    Thanks for the awesome video. I have a 1995 Mercury black max. Oil is coming out of the lower unit. The gear oil plugs are on tight and no leak from there. Do you think oil is getting passed the seal and how you I replace the seal?

    Excellent video. I just replaced the water pump assembly on a 1998 Mercury 9.9 ML kicker. In doing so I had to remove the shift rod to replace the lower pump housing. FYI, I have a remote throttle and shift lever if that makes any difference. After I buttoned everything up it will shift into neutral and forward but not reverse. Also, when in forward, the prop still spins, as if in neutral, but clicks. I obviously didn't get the shift rod back in correctly, but I'm not sure what I did wrong. Any suggestions on how to fix this would be greatly appreciated.

      Where the shift rod joins together in the middle is just probably a little out of adjustment. Undo that long brass "sleeve" bolt and try adjusting with a few threads inbetween the rod ends. This will allow the shift rod to travel down farther, put the gear case into reverse.

      Thank you for the quick response. However, my shift rod is a one piece unit. The cam/shoe that engages the dog is threaded on and that is how you adjust the length. I thought I got it threaded on in the same position that it was prior to installing the new water pump, but maybe I didn't. Question, which way does the angles portion of the cam/shoe face? Does the angled portion face the dog or does it face the front of the gear housing?

    Good morning I have a quick question I took mine out this same piece and when im trying to put it back is not going in all the way im missing like a 1/4 to go in all way and this is in every gear i even remove that front piece that looks like a bullet to see if it was hitting something and same thing the whole thing is not going in all the way in gear i hear the ratcheting i even did it in neutral and nothing play with it a million times and dont understand what im i doing wrong i dont see anything else to this i was hoping you guys have some tips or some tricks to this thanks

    I have a question. I'm trying to fix this myself because it's really expensive to take to shop I have a 90 hp Mercury year is 2000 and I was running it on the lake one day and it just stopped and went really slow. I thought i had spun the hub but it was fine once I removed it to check it and so I think the problem might be inside the lower unit. Should I just buy the whole thing or what. Plz reply thxs

    I have an old 60 HP Evinrude motor that runs fine and shifts fine. However, after sitting for a couple of months, I notices gear oil on the River-Runner I attached to the scag. I ran it up just a bit after noting the gear oil, and runs / shifts fine.
    From what I can gather, this is probably coming from the main seal leaking. Am I correct? If so, I imagine I should follow your video on taking the lower unit apart, checking the gears, etc. on the prop shaft, and if OK, replace the seal and fill er up. Am I on the right track??

      +Ed Woolever pressure test for at least ten mins ..14 psi...look for air bubbles at top as well as bottom seals .if pressure drops at all in that ten mins ..you have a leak....even better if you can do it under water in a drum ..just look where bubbles come from...

    Nice video. When we were driving our outboard the other day in forward the engine started making loud noises. It only happens in forward, reverse seems fine. I am thinking it is the forward gear or dog attachment for forward. How would I go about getting the forward gear out? Do I have to take the whole lower unit off to do that? Thank you

      Could be as simple as adjusting the shift cables or shift rod, otherwise yes, time to drop the foot and have a look inside.

    I changed my lower unit oil this week due to a unusual sound coming from my 1996 40hp merc.Almost the same as a lifter tick in a car engine.After draining the gear box my drain plug had a couple pieces small but chucks of metal more than the usual wear and tare shavings.Does it require any special tools to rebuild a lower unit?

    What would be the reason for the gear/ drive to be going counter clockwise in forward position after changing the impeller? Its a hand driven Mercury 18xd outboard (1986) approx. So turning the hand shift to forward it's going in reverse. Frustrating. Right hand propeller.

    I have purchased a bass boat with a Johnson 150 fast strike and it will not Engadge into gear from my under standings it seems like you could deffinitley replace it pretty inexpesively instead of purchasing a brand new lower unit thank you very much !!!

    thank you for posting this. our 98 evinrude ocean pro just stranded my folks . and they told me the boat ran great but they heard a clunk and it was done. and it was been clunking into gear . so I guess need to inspect the gears and that cam .

      It got to them and ruined them lol . There are holes by both intakes and oil dripping down them . Luckily we found a used lower unit. So it should be on the water soon.

      That doesn't sound like a lower unit prob. sounds like your control box is out of adjustment. take a look at adjusting control cables

    Thanks for good explaination vid. I have a 75hp merc outboard....I just tried to get my pontoon boat ready to launch finally! Noticed I made a fatal error not being familiar with outboard engines (new to this game). I left my engine in the travel position (prop pointing towards sky) all winter. Water got into the lower unit and froze of course, expanded and broke off the bolt flanges on the lower unit prop shaft bearing unit. So I ordered a new one from my marina. When I install the new one, I assume I should grease the prop splines. I will get new seals for the new unit. Anything I should be aware of when reassembling?

    hello, i need help hopefully you can assist. i took of my lower unit but i dont remember if i had it in forward gear or neutral when i took it off. now, i reinstalled the lower unit connected all the wires but now its like the battery is dead but i tried it with three fully charges batteries and it still wont start. i turn the key and nothing not even a noise at all or makes an attempt to start. any suggestions

    Hi, nice video! Been searching for an instruction video how to dis-assembly an older lower-unit (like 1985 for example) that has been running in salt water many years.     Great video, very informative.
    I was changing my Merc 4 stroke 2.5 hp impeller, I inadvertently moved the shift rod and drive shaft out of place in lower unit. I had to take the prop off because the small gear that turns driveshaft fell off.I put it all back together, checked it (first time doing this) , it looked properly functional. When I start motor, there is no neutral , the prop just spins when I shift the lever, the linkage does go up and down but nothing happens, prop just spins, can you please help. Thanks in advance

      Got the same problem pull the cam that changes the gear out of position. Does not want to go back. I may have to pull the propeller shaft out first. The drop the cam and push the propeller shift back

      Maybe the prop ,iwas using an aftermarket prop on 9.9 4 stroke yamaha an it was making a nocking noise on full speed only,and dit not know what it was till i replace the propeller for an original,cost more but that solve the problem,may want to try that good luck.....

    Yamaha 115 4 stroke ,, I have a strange situation, my transmission got stuck in reverse . When we took apart the lower unit, we took out the gear shaft rod , saw that the tip of the rod or shaft or Dog¨´ tip broke off in the gear case, how do I remove that little piece of metal ?

      +Richard Cahill Somehow release the tension pressing against it and wiggle it upside down til it comes out. Probably best to start with a long very thin flat head screw driver.

      +Zachary Nelms Sounds like shift cable is probably just out of adjustment, Neutral is right inbetween forward and reverse, for it to switch gears, it must spend some amount of time in neutral, it may just be not lined up with when the lever is vertical.

    HI. I started my 1999, 90 mercury 4 stroke on muffs on the driveway and I hear an intermittent knocking sound when in reverse every time in the leg. Also does this in forward sometimes. Sounds like gears knocking together. Doesn't make this sound in nuteral. Also when not running I try to put in reverse it only goes in sometimes. Any ideas?

      The not going into reverse when not running is typical, the vibration from the motor helps things jiggle and line up right, it's nothing to be concerned about. If you rotate the prop by hand with motor off, it should go into gear just fine (rare case if it doesn't even when turning prop by hand, then flush gear case with gasoline, then change gear oil several times, you've gotten water in there and need to flush out the dirt and grime (gasoline) then make sure you have adequate lubrication (multiple gear oil flushes). As for the knocking sound, you do have a problem. If it's loud and hard sounding, and about half the rpm of the motor frequency wise, then you have one or more teeth missing or chipped on the ring gears. I'd disassemble and replace the broken parts for just a few hundred $s vs waiting for it to get worse and spending $800-1500 on parts. How many prop strikes have you had?

      I run on a reservoir with lots a wood so I hit tree branchs sometimes. No water in leg oil with very few metal shavings In oil. The knocking is pretty loud and sounds hard. But intermitant. I put it the lake and took a metal rod from lower leg to my ear to listen at under load reverse and forward and didn't hear any unusual sounds. My local dealer won't touch the lower leg. He says it will cost same to fix as new leg and not worth the money. Is it very finicky to do myself? The cost of new oem take off leg is about1800$. Your thoughts?

      I checked my leg oil this morning after running and it was a grey color.

      Dale Desrosiers If its grey then there is water mixing with the oil. Water mixing with oil means you are going to have worn out parts. First off, the main seal ~$3-400 would be bad since there is water getting in. Next, once you open it up, you are going to have quite a few other expensive parts to replace for sure. If you're only looking at $1800 for a whole new gearcase (which is a cheap price) then run it til it dies, take it apart to learn about it, and buy a new gear case.
      In the future, frequent changing of the oil and less prop strikes will make it live a lot longer. You can have a few mild prop strikes, but each time you damage the seals, and then need to replace the oil more often to prevent oily water from being the lubricant down there.

    My 1997 Nissan 70 outboard motor seems to have a problem with the lower end. Over the weekend the motor was working fine... my 18 year old son took the boat out for a spin with 5 other boys.. which may have been too much weight..(but not a crazy amount of weight).. anyways they left the dock without issue then crawled back to camp an hour later.. of course he said he didn't do anything.. but now the motor spins when it reaches the power band.. around 3800 rpm... it drives... reverses and goes putt-putt... but when accelerated and when it would normally start to "get up".. now the motor sounds like it comes out of gear and the engine whines and the propeller does nothing.. no speed is gained and actually the speed you had is lost and it feels as though the propeller isn't doing anything. i have the boat professionally winterized and stored for the winter and checked over before i pick it up in the spring.. i am pretty certain their check includes oil levels including the bottom end...
    i only have 3 boat dealers in my area and they say their shops are crazy busy and it might be a month before they can look at it... any help you could shed would be appreciated...

    i have a mariner 25E no reverse nuteral is forward and so is forward forward i have no nuteral or reverse any ideals whats wrong

    The splines on the top of the shaft are twisted at the top 1 inch or so and then straighten out. Is this normal? I removed the lower end for bbn impeller vfc replacement and now having hard time reinstalling.

    is the lower unit of an inboard motor the same as the outboard motor?

      +cody wall Similar if it is an I/O (inboard / outboard with an outdrive). If it is a true inboard like on a sailboat, then no. There would not be a lower unit, just a separate transmission going to the prop shaft.
