The sugar hardens differently when heated to certain temperatures. I think it needs to be quite hot to reach the "hard candy stage". Your description sounds like a soft candy stage. I'm not an expert in candy though, so I'm just suggesting😄
Sounds like yours became caramel. Maybe the sugar used makes a difference too?
