I think what you need to do is go to the "gm" folder in the folder that contains your Stronghold Crusaders files. Then change the name of the file: "body_swordsman.gm1" to "body_saladin.gm1". But before that you have to remove the original"body_saladin.gm1" file from the folder and put it somewhere else (maybe to the desktop). After this your swordsmen will look, move and attack like Saladin. I tried it earlier, but I rather exchanged the Lord's portrait with the healer. What came out was very weird because the healer cannot attack, he has no attack animation, so when I attacked with the Lord, the Lord, who usually looked like the healer, just disappeared, and attacked everything is stealth mode.
