If the floor is rotted out, there may also be stringer and transom rot damage, as well. I would rip out all the floor, and check the stringers and transom. It's a lot more labor than parts cost to repair. The hardest work would be replacing part of the transom plywood, if needed, because you'll have cut out the bad section and piece in back in, glue everything back together, then fiberglass it afterwards. Just take your time fixing it and don't buy expensive marine plywood, get the stuff that has knots on one side and put that face down. Use some type of water protection coat on the side carpet of the plywood. Use cheap home depot thin carpet and spray on carpet adhesive. Material cost would be 2-4 hundred depending on extent of damage. But before you do anything make sure the engine and outdrive are in good running condition. After that cost is estimated, then you can see if the rest is worth fixing.

Thanks for your input. The motor ( 4.3l Mercruiser) and outdrive are in good working condition. It was never in salt water. I'm going to open up the floor and see if the rot spread into the stringers and transom. I tapped all over the transom and it seems solid.

I'm with the fixer up folks. Cut out the rot. Replace the floor and transom. Fiberglass it all. It can be a fun project.

I'm just amazed that the bought was built with no waterproofing on the plywood floor. I'm leaning toward fixing it, but I will cover the new wood with epoxy resin.

You say engine's good, if the sterndrive, transom, and stringer's good, you could have a fun project. Rip & replace the floor, repair those seats, drain & replace fluids, carb clean, and get some fresh bellows on. See where it takes you from there.

Thanks for the input. This weekend I'm gonna open up the floor and see how far the rot has spread. Hopefully the stringers are ok. I tapped all over the transom and it seems solid

Pull the motor and sell it, appears everything else is junk.

I had no idea Bayliner used untreated plywood, just covered with carpet on the floors. The Motor and outdrive work well.

Cut your losses. It’ll never be worth the time and effort of doing the work to it.
