      @@rossmanngroup To be honest i think you are doing the right thing because you were not able to get a loan from the bank before the economy went to shit and apple using underhanded tactics to get a small monopoly on repairing their products as well as any other manufacturer doing the same so it may take longer to get anywhere but you don't have to worry about everything falling apart at light speed and being back at rock bottom again just keep going slowly that way you have a small buffer to fall back on.

      My father is an award-winning engineer. The mechanical engineer for the Jimmy Carter Library among many many other notable projects all over the world. His firm never had more than 90 employees. His reasoning for that was it you wanted to maintain control over quality. And that was his reputation and what he did. The problem with massive firms is that then the principles are no longer necessarily involved with projects.
      Staying small is often times the route to having the best reputation and the best product. You don't hire more Personnel unless you absolutely need them for a particular part of the discipline.
      Also, he could have made Millions a year as did many of his colleagues. Don't get me wrong, he didn't do poorly, but he wasn't knocking down the kind of money he could have. He paid his employees well, and he gave very good bonuses so that everyone in the company from the janitor to the president was invested in the company doing its job well. It's why he had loyal employees that worked for him 40+ years. And one of the wonderful things about having a firm with a great reputation, is it there's always work.
      Not always cash flow, but always work. That's the challenge in tough times. It isn't finding the work, there's always work to be done, it's getting paid for the work that you have done.

      As soon as you open multiple location, noone's gonna do the job as well as you do it. More location = more headaches. A one man shop tends to work better in the long run.

    Getting business is everything. I've trained employees to do what I do and then they try to open a business as a competitor to me...that's when they realize how good they had it as an employee. Getting a customer base is no joke.

      Honestly yeah I think we should be very open to competition. If you offer a genuine service then it isn't like someone can just open up and take your business. They can try, but ultimately if they are going to succeed it's going to be because they found their own niche, a different niche, because no customer base is going to leave their well-established business that does honest work and can be trusted for some newbie who just opened. Different story for large business corporate shills though, customers only shop at Walmart/Target/etc. because the price is low and its convenient, not because it's actually a good business with superior products or service.

    It's okay to have variation
    That said, you make a excellent point about not knowing if the business will be there in the future so being cautious pays off. That does make a lot of sense to be cautious

    Being in management sucks - between the employee and ownership - you seem reasonable, I have had some very unreasonable owners ask me to do things, speak of, and treat employees in ways that are awful. It is an unmanageable, stressful job in those cases. So many deluded ppl, "if only I was the manager" bahahahaha!

    ~ 49:58 You nailed that; you care about the product and the people. Not that that is necessarily unanimously one way or the other but it resonated with me.
    I find business development in theory very fun but i am on the same spectrum of caring more (maybe too much) about the actual day to day stuff and optimizing that (etc etc) but attracting new biz / customers, seeing the business purley as a business -- that comes with expanding in your case, or even francizing -- is a whole different game.

    Bro, I completely understand where you come from. You have a understanding and certain expectations of what your employees need to perform to help put food on the table for everyone employed by your company. If... I lived by you I'd certainly apply for a job but I just can't uproot my kids and life nor do I think you could match what I get paid now. Also you are one good dude honestly, you care for people and just don't treat them as robots etc...

    It's hard to self analyze yourself. I think we all have the same mentality when it comes to business. We all have to take risks and lots if time they fail unfortunately.     Louis, I never understood how bad hiring was until I started supervising a facility myself. 100% right. Hiring people is just the absolute worst. Because on one hand, you are spending a bunch of time contacting people who don't even show up to interviews, employment agencies that are more interested in their bigger contracts, and people who go through all the paperwork and orientation and drug testing and allllll that bullshit, and then fuck off on their first lunch break and just leave without even talking to you first. But on the other hand, you are also having to do more work to make up for not having someone hired on,, while wasting time looking for someone, and still not having everything get done because there are a finite number of hours in a day. It's impossible to explain to anyone how stressful and aggravating it is to hire and manage people until you actually have to, and it totally illuminates why my past managers have always defended certain people to the death when I stupidly thought they were unexceptional.
    The honest truth is that employers hire people because they have a problem that needs to be solved that they don't have enough time to deal with themselves. If they could do something themselves, they wouldn't hire someone and just pocket the money. So when you can find someone who just _fucking shows up and gets their work done and doesn't create more problems_ that person is absolute fucking platinum plated gold money to you. Some punk who shows up, and maybe even does a job better or faster, but then doesn't show up half the time and talks shit and gets stoned and thinks they're above everyone and starts drama is nothing but a liability to you because the scariest thing to you is the possibility of someone thats shitty and unreliable creating a workplace environment that makes the people you can actually lean on want to quit.

    This is why most repair service type industries are not ruled by large franchises. The ability of thinking outside the box isn't very common. The best services will generally be the small name company.

    17:00 You should have done coupons that expired and made them unique to the entity you advertised with that way YOU could track which was successful and by how much.
    A simple 10% off a repair cost would have been enough to get someone to print out the coupon and bring it in. Combine that with a unique QR code for tracking and you could have something useful.

    Hi Louis, I have to agree with many of your points.
    I refuse to "grow" my business up for a myriad of reasons.
    I have a small IT support business focused primarily with on-site installs, repairs and network build-outs. I SUCK at "selling" so getting foot-traffic heading to me is a zombie walk in effort. I get most business through word-of-mouth based on my efforts and ethics regarding success and failure of my efforts. If I don't fix it, the client doesn't pay for it. I am pretty good at identifying dead-on-arrival jobs and pretty much don't give anyone a false expectation and even refuse work I just know will fail. I also have a very demanding attitude about hiring someone to work with me. I expect no less of an effort from someone representing me than what I would provide to my clients. Sadly I have a very poor impression of the IT support and repair field of available talent. I've been to far too many "fixing someone else's fuck-ups" experiences to trust anyone else to wear my reputation into a clients home or business. Too many Geek-Squad trainee's are saturating the talent pool.
    I also refuse to be a coupon retailer. I believe I have a valuable and hard to find product, my talent, and I won't discount it as I feel it devalues the worth of my service.
    I love being a trouble shooter and doing something different every day but I also love having a life outside of my work and refuse to give 95% of my existence to supporting a business to "be rich". I am good being "comfortable" and don't need the stress that comes with expansion for the sake of supporting more expansion and an over-priced life-style.
    And I even limited my business by negotiating a W2 position as a part-time IT Director to a non-profit so I have a safety net in case of catastrophic circumstances.

    Here are some takeaways:
    - Don't think of expansion for sake of it or without being profitable.
    - Stay within your circle of competence in what you do in your business.
    - The dilemma of choosing to invest in the uncertain future of a business or in your savings.
    - Expansion means hiring more people which makes managing a business exponentially harder.
    Getting to the world of business requires multiple skills and a lot of risk tolerance, and you need accurately assess yourself on each aspect (at least we aware of them) to make a decision that would suit the status quo.

    Wow!!!!!!!! Been there done that. Retired 2009 moved off grid in the mountains of Idaho near 3 ski hills and it is great You will get there. I grew my business the same way you speak of and it works as long as your luck holds up. Started in 1986 and trained 1 tech for a year then opened a small shop for him and I took a percentage till I had 3 small shops. Then I went on my 1st vacation in 10 yrs. Went back home central Illinois and sold all three of my shops to the techs and moved to Idaho. I was good at what I did when digital cameras 1st came out and rode that gravy train. Well those jobs are gone for pretty much the same reason the companies Nikon Canon Sony quit selling manuals and parts well shit It lasted 24 yrs and I retired but I did love it and all the hassles of running a small shop. But it worked out great.

Seriously, to find so much transparency these days is unbelievable, I have been here since under 100K followers, the amount of stuff I have learned from you is unmeasurable. Sadly I still have personal issues stopping me form moving forward but I have make a do or die goal to make it happen in 2021. Lots of the motivation comes from a few people like you online that I have watched from my couch do things over the years that most wouldn't get to experience in a life time.     Hire a good manager for NY, move to N H and start another shop in a better place.
    Keep a close eye on what is happening in NY.
    Maybe older Macs and older iPhones because they are repairable.

    Louis -- you telling us about the boss's perspective is actually really good. I've heard a lot of these videos several times. Its useful because it helps me relate to MY boss, and at some point, I'm going to build my own business.

      Exactly! Louis is showing us the way of getting a real business working from the ground. Almost all those big companies that rule the market today started that way, being small, having a great product, offering a great customer experience and then they expanded and got money from investors. Having a successful company is also knowing when you have wait to grow and learn to recognize when you have not only a good product/service, but a product/service that it's worthy enough to take the risk of growing. I don't think that you're a bad business man by any means Louis, but I think that you're fighting a lot harder than you should to remain in a dying industry.

    The thought I had on listening to this and some of the previous videos on similar topics and why you do not want to do business in NYC city is to try to find who of your staff would be willing to move to a place where they can have things like actually enough living space at reasonable price. You need to find a person(likely from your existing staff so you know and trust them) who can be a local manager at one of the locations. Then set up a location at some place where the costs are lower with the staff that is willing to move. You can then do the remote business(mail in) from that new location. Of course that has the problem that you will still have to spend time at both locations. But if the thing really ends up like you have feared and NYC does not recover that much, you will in any case then need to rely more and more on mail in business and then the actual location does not matter as long as you have staff willing to move. But yes there are of course pitfalls with that option too. But such an approach would allow you to slowly move while keeping the trained staff.

    I am a business owner myself. I follow your channel, listen to your advice, and I'm impressed with the amount of effort you place into your work. It's clear you have a strong work ethic.
    I have seen your video about why your old business failed and have watched other videos that have touched on this subject including this one. Although the rules you have set as a result of your failures is immensely valuable to other business owners who get to learn the easy way from you, I was hurt learning about the thousands of dollars you have lost by the natural extension of your lacking mission statement. I can't imagine going through something like that, even pre-pandemic.
    I would like to discuss business with you to address certain topics that I think may aid you even though my approach is not always that slow and steady wins the race. I would be benefiting from the proposition I make as well of course. I am also willing to pay for an hour of your time because this would be similar to a professional consultation.

    Despite you saying you're a terrible business man, I don't see that at all. You have kept your doors open and your people paid and happy for a long time. In NYC that's saying something. Grew up on 16th and 1st right up the avenue from your old shop. Even in the 60's and 70's stores came and went with every fresh breeze. To survive as well as you have while championing a cause as well is ab accomplishment.
    I have a repair business but it's ham radios not laptops or desktops. There's big differences but I always learn from your business videos. Including this one :) thank you for everything you do. Love the Atten I got from you guys btw. Those bent nozzles are awesome. Fast heat too.

    Everyone can learn something from you talking as a business owner, even employees. They can learn lots of useful info of how a boss thinks and what kinds of things they want and are looking for in their employees. Even as an employee this knowledge can take you far

    I watch these videos because you don’t hold back, Louis. Too many people are living in a weird fantasy bubble where reality and truth are offensive, and worrying about them doesn’t do anybody (them or us) any good.
    Talking about the _actual_ realities of being a small business owner is important, especially this year when so many are under the delusion that businesses can just absorb being destroyed by rioters or withstand months of lockdowns. People need to hear the unadulterated truth, their feelings about it be damned.
    Regardless of what you do, I’ll watch, but as a sometimes-business owner & entrepreneur myself, it’s refreshing to hear people discuss these things so they’re better understood by all.

    Video hasn't premiered yet but I wanted to put down my opinion. From what I have gathered companies that pursue growth often lose sight of quality and employee satisfaction. I've seen this happen a lot in manufacturing where a small business with happy employees with great quality get bought out by a larger growth-focused companies run by bean counters and shareholders. Rather than continue the focus on the end product, the focus instead turns to maximizing profits by the easiest ways possible. Usually by cutting 'unnecessary' costs. Examples include investments in employee growth, keeping up to date with the latest in manufacturing, and maintenance. Long term innovation and employee happiness are sacrificed for short term gains. See Alcoa for a prime example. Large company buys out tons of small companies and in the last 5 years they've split the company twice. I work for a company purchased by Alcoa. I can personally tell you that quality is out the door now. It doesn't matter how things are done, as long as the numbers are met. And the head honcho's wonder why we're starting to losing contracts to our competitors...
    I believe this is inline with Elon's recent rant about the MBA-tization of America. I don't know how things are done in Europe but from many of the tours guided by company CEOs always focus on quality first rather than growth.

      I have to agree with you because I started off with one business and focused on quality control which led me to open up 4 mid-sized businesses. To my experience, I focused on quality employees and treating them with the same respect as was given to me. I genuinely believe in rewarding great and reliable work and taking an interest in my employee's welfare. The trick of course is to not get in over my head and running the business and not letting the business run me. Now if and when the shit hits the fan so to speak, then I'll just pack up and close shop while my sanity's still intact.

    McDonalds is successful because it's actually a real estate company. they own the buildings and the franchisees have to pay rent back to the company. I wonder how well Karen's 72 gyms are doing these days

      You have to buy their products and you have to rent their land. You take on most of the risk and they just cash your checks. It seems like a shit deal.

    I like your videos and sincerity. I am in the PC computer services for more than 25 years. I can understand where you stand. Maybe one path to keep sustaining your business, is getting into the pc service business. You will need some storage space for computer parts, And I think you can gain technical knowlegde within few months time, Since you have the logic mind you have, And you work with people for many years now. The kind of mindset you have will serve you greatly, Since people want to feel safe while you fix their computer than contain their personal and sometimes financial info. Just a thought for you on a direction that will use you and your staff skills, And will only cost several thousand bucks to buy essential parts (Power supplies, Ram, SSD, Video cards).

    You need to set up intake desks on universities using macs and move your repair center to non urban city and mail the laptops to your new repair center for fixing . Then add intake desks and repair jobs as growth allows . Your intake desks could be small desk rented from another business

    Thanks for this insight, I have watched videos like this before from you and I enjoyed the rant format. While I see your point about being a bad business man, I would still argue that you are not necessarily bad a business.
    The self awareness is an incredible tool that you have a firm grasp of I more so think that the limited nature of you business is the issue. I think that with the right idea and stable growth in an area that will exist in the future you could grow a very successful businesses.
    But what do I know I am a stupid poor young employee taking none of the risks while you rely on this stable yet awkward position for a living.

    Please keep producing the content you like to create. I think your viewers like the different kinds of videos and we're here because the content mix was great at the time we subscribed. No need to change something, unless you don't like to talk about the business side of things yourself anymore.
    While i'm generally interested in electronics, i'm here mostly for politics and business advice. As an employee i work 9-to-5 in an office and probably never will have my own company.
    Nonetheless its great hearing about the struggle the owners of the business face. Thats an perspective which is hard to get as an employee and makes your channel kind of unique.

      ​@@christians2898 < Yeah Samsung starting stated with the S10 to solder the charging port onto the main board, making it extremely difficult to replace. As far as iPhone and Samsung screens, they have some programmers available for both brands to transfer the data from an original into a replacement screen... but of course it sucks.

But, Im truly fed up with the apple slander - everyone portrays them as a the devil in the tech world when in fact their favourite brand is probably doing the same thing. For example, the classic argument of “apple has terrible work conditions” is just pure ignorance because apple’s phones are made by the same company that makes Samsung’s, and even in the same factory. It’s just slander at this point

      As a repair shop owner Apple seems to be the leader in locking things down first, then the rest usually follows. Obviously I wish they would have never done it, there's really no good reason for it other than controlling the repair market.. pretty sad.
