When it was intentionally shown its length, I was on guard because I felt that can't be all. There's something else going on which I wasn't disappointed as soon as it retracted. Almost like staring down the barrel of a gun with a bayonet. You're dodging the blade but at any moment, it can fire a bullet and kill you.

That's always been an anime pet peeve of mine. People explaining their powers to an enemy they are fighting to the death. One particular moment where it made 0 sense to explain the abilities was with Shinji vs Aizen. Shinji made a big deal about how he never explained his reversal powers to Aizen for 100 years. Then he explained it to him just in time for all his past work hiding it to be pointless.
Imagine if Shinji had just started attacking Aizen instead of explaining anything. I wonder if Shinji would have won. Aizen would have been very confused, he would have looked the wrong way. Shinji could have taken off his head in the first strike because Aizen would have absolutely no idea which way he needed to defend against.

Some venomous snakes can bite "dry", not using any of their venom if they don't feel they don't need to use it.
It takes a lot of energy for them to produce, so they don't waste it if they don't feel threatened or if it's not a prey.
That's I guess how Gin's bankai also works, he decides when to leave the poison, because it's a precious resource.

I think you missed the fact that Gin was never intending to kill or hurt Ichigo, he was hoping throughout this fight that Ichigo would become strong enough to defeat Aizen. Throughout the whole series Gin toys with his opponents, using just enough strength to push them but not leave a fatal blow. When the buildup is complete and we think we have him figured out, he goes for the only lethal blow he ever uses in the entire series on Aizen and the illusion is shattered. Stuff like his loose robe providing perfect cover, ensuring Ichigo was there and healthy just in case Aizen had Kyouka Suigetsu on at all times, and hiding the true power of his bankai all culminated in that one shot.

So, consider what we now know about Bankai thanks to Mayuri in TYBW
1: a Bankai is the purest outward embodiment of the wielder's true nature, unchanging unless the true nature of the wielder is mercurial
2: a Bankai, when damaged, is permanently so, and completely and utterly irreparable as it is tantamount to taking chunks out of your true being.
So consider now how Kamishini no Yari operates, particularly in relation to how he attempted to kill Aizen
It turns to dust and reforms at some nebulous but obscenely fast speed
Gin can elect to leave a piece of it in his victim to then be triggered into a necrotic toxin so potent it completely ruptured stage 2 Hogyoku Aizen's entire torso from a mere fragment of the blade
Now consider the thematic significance of all these things taken together
The true nature of Ichimaru Gin's Kamishini no Yari, the Godkilling Spear, is to leave a piece of itself in its victim before destroying them utterly with its venom
Gin's true bankai ability is to irreparably destroy a piece of himself to lash out with venom, with raw hatred so vitriolic, so powerful it can make a near literal deity fear his imminent demise

You are required to have Bankai to be Captain, but when Gin showed his Bankai, I highly doubt he revealed the fact that it has poison. It fits Gin's character, hiding his Bankai's true nature.

Gin's Zanpakuto (both Shikai and Bankai) is actually one of my favorites in all of Bleach. I love the simplicity of its expansion/contraction ability in both states, the size and speed of which makes it quite dangerous even discounting its true ability. And the true power of his Bankai is really perfect for the character and seems extremely deadly... I'm not actually sure how many characters could even survive the poison of Kamishini no Yari when I think about it. And the way Kubo revealed the Bankai and played with the readers much like Gin deceiving people in-story is really clever. A great Bankai (and Zanpakuto in general) for one of the best characters in Bleach.

I might be the minority, but I was satisfied with Gin's bankai from the beginning. Even though it seemed simple, just a bigger version of his shikai, it had all the spectacle you would expect from a bankai reveal. The way he split all those distant buildings reminded my of the "quickdraw" trope, where you see these swordsman draw their blade and all of a sudden their target is cut. It was big and imposing, and excellent setup for the fight with the villain's right-hand-man.
Since I was satisfied with the initial introduction of Gin's bankai, I sort of saw each new ability like a new phase in a boss fight. It gets progressively more dangerous is it goes.

What gets me about Kamishini no Yari is how, even without the venom aspect, it's a brutally terrifying Bankai because of its length and speed. Most Bankai are very showy and visually impressive, but Kamishini no Yari's abilities are very basic and grounded. It's a Bankai that doesn't care about fanfare or honorable combat; it's just here to *kill*, in the most efficient and pragmatic way possible.

One thing I would like to change, is even when Gin is (presumably) telling the truth, he still does not reveal much. When he claps, and says his blade is 500 times faster than that, is he referring to the sound? Or the speed of his clap, which would be so much faster than sound due to the speeds he could move at. And even then there is the question of if the Bankai's speed is static, or if it is 500 times faster than his.

He later states that it's not as fast or long as he said to Ichigo, so I think it's just a case of not really measuring it. Gin just made an arbitrary speed to frighten Ichigo.
Taking that to it's logical conclusion, the blade could be faster and longer than even Gin realizes. He's wrapped himself in so many lies that I don' think he ever went out of his way to really test the limits of his Bankai.

That Gin had postured his Shikai as limited, but in reality his Shikai was the fastest and the longest. However, when he implanted the chip inside Aizen, he then used his activation "Kill, Kami-Shini no Yari" which was his true bankai. Food for thought~

Not knowing whether or not his blade has deactivated, the fact that it's stupid fast and cut through a whole town could potentially mean that he can eliminate any enemy in the blink of an eye from anywhere at any time (within it's radius of course which is no joke either), making him a constant threat, and with the psychological warfare he likes to play, his enemies would be driven mad.

I think Gins biggest flaw is buildup with low payoff. Both Gin's power and story were built up perfectly in my opinion.
You really never know what he is thinking and he lies and easy as he breathes. And he seems absolutely capable in any fight.
But the reality is, his time to shine is extremely short. His only fight is a very small one with Ichigo. And his final plan, which took actually years to come to fruition, gets thwarted pretty immediately by Aizen (though unintentionallyby him).

I actually use a similar deception to Gin sometimes playing Town of Salem when I get Jester. Jester's goal is to get himself hung. Upon getting hung, the Jester wins (though the game continues, Town or Mafia can still also win) and takes one player of his choice who voted Guilty or who abstained down with him. Town often doesn't want to hang the jester out of fear of losing a powerful town member, and evils often don't want to hang a jester out of fear of losing one member of their already-small team. Thing is, everyone likes feeling like they outsmarted you. If you make a "mistake" just subtle enough that it's not clearly fake and just obvious enough people will actually spot it, the town will jump on it. They LOVE thinking they outsmarted you right up until the Jester message pops up in the chat log.

I always thought Gin Bankai is the one every enemy needs to watch out from.
    Super simple, super deadly.
It doesn't extend and retract at the speed Gin said but it's still too fast for anyone to dodge or realize it even extended. Its length isn't what Gin said is, but it's still long enough for a long range fight if necessary.
Then we find out that it, Kami shini no Yari, the undodgeable sword, is venomous.
There's a reason why fantasy authors put characters like Ichimaru in circumstances where they give up, die in super convinient ways (Aizen just begun the successive phase) or in enclosed spaces so that they're not able to roam about.
The reason is simple: these characters are too strong to interact with other characters.
Take Magellan or Enelfrom One piece. They both lost in super convenient circumstances. The former never left Impel down and the latter was sent to the moon 😂 (now Enel can be beaten that's why we hear voices of his comeback, but you will never beat magellan without getting poisoned, hence you're dead.)
I've always put Gin in this category of characters but it's just my opinion.

You'd lose 100% fighting against the sun, against someone that enters into the future and changes it, someone that erases your existence. These are all super grandstanding abilities fitting the rank of those who use them.
But realizing you're dying while looking at a short sword in the hand of a guy standing 20 meters from you right at the moment you were about to release your special move... That sounds dangerous.
All idiots can manipulate the future or the sun.

I thought Gin's was too subvert the expectations. He started out following the basic understanding. You have a level up that makes you faster, have more mini swords, or do extra ice stuff. Out of left field he had secret poison magic that explodes people who he leaves a piece of the sword in. Instead of the poison thing, he could have casually grabbed the sword then stabbed Aizen 500 times in the time it took to hear a clap. Gin's whole plan wasn't that no one knew what his Bankai did, it was that he knew how to ignore the sensory manipulation. The posion thing was an extra step that didn't need to be there and undermind his whole arc.

Kubo did answer this. He states no, it doesn’t lose a piece every time. It’s at Gin’s discretion. Also, it’s clear it doesn’t take effect until Gin tells it to. Kubo states also when asked if that piece stays gone forever and he say no, it grows back. Lastly, Gin’s Bankai takes commands from 8 miles away. Meaning he doesn’t need to be present because that piece in Aizen’s heart is Gin’s Bankai. He was only close because he had to touch Aizen’s sword to prevent perfect hypnosis and to take the Hogyoku.

I think it's funny that Gin's bankai (the manifestation of his soul) is so undramatic when he portrays himself so dramatically. Gin liked Ichigo therefor I think that's the reason for aiming at his shoulder instead of his hart, also think that he didn't leave a piece in Ichigo because he's seen Ichigo before Ichigo saw him self and knew he was the only one capable to fight Aizen.
