Umbra is such a frustrating set, it's technically good, or at least on par with other sets; but the overall presentation and limited story just make him underwhelming. ...although thanks to this video I am gunna see if I can make him from my parts bin!
I've found that the best way to give Umbra options for holding his lance in a two-handed or one-handed pose is to just remove the weird axle link altogether. It doesn't really add anything to the lance imo so I don't believe anything is taken away by removing it. Similarly, I've found that the tubes on his back are great for storing his Rhotuka when not in use. Beyond that, Umbra is pretty solid for me. He may not bring any new recolors to the table, but he makes up for that with a fun gimmick (and I have to agree, the horror stories about his balance are mostly exaggerated) and some building techniques that I personally have not seen or attempted before. He's probably my favorite G1 set just bc he's so fun to play with despite his flaws.
I still think that Umbra would have been looked better upon had his Ruru been dark green instead of the black we've gotten several times before. It would have made everyone want to get him if he had a green one because Idris would later get a dark blue one with Karzahni. Shame Lego! Shame! But I have a soft spot for Umbra honestly.
I don't hate Umbra for his roller skates, it's a fun idea, but he has so much wasted recolour potential with his mask and armor, imagine a colour scheme of purely dark green and pearl gold on him, or purely dark green and keetorange with no silvers. Dark blue and keetorange would also work really great.

I agree, Umbra could've been a much more desirable figure with some recolours and/or a slight colour adjustment.
