Head gasket is not that big of a deal on a motor like that. Do not try to just tighten the bolts. Do not try to re use your head bolts. Use new gasket and bolts only or you will be redoing this job. You need to check the flatness of the head while it's off also because the engine has been overheated, that's why the gasket has failed. You will most likely find some slight warpage that a machine shop can resurface for small money. Please do not skip on any of this. I do this for a living. You are killing it. You haven't found anything I wouldn't have expected at that price.
Just to be clear the engine gets hot and the head expands in the middle more than normal and slightly stretches the bolts. Once it cools back down the head usually doesn't fully return to its old shape. That leaves the gasket not clamped fully by the head and a piece usually burns out or gets pushed out. So you can see in this scenario there is no way around taking the head off to fix it. If you try to tighten your weakened bolts they may snap putting you in a way worse spot. But it doesn't even matter. It won't fix the problem anyhow. You gotta do the full job and check the head for flatness. You will obviously need a new intake and exhaust manifold gasket as well.

The definition of futility would be working a 9-5 job for 30 years, hating it, hating the commute, feeling frustrated but still doing it. Not sure what products are available to you in your neck of the woods, but find some penetrating epoxy (essentially thinned out epoxy) product made for fixing wood rot. Firstly scrape out all of the rotted wood. Apply this stuff to seep into any remaining rot to harden the compromised fibres. Then fix as normal. The point is to address the rot before fixing the void. Keep up the optimism and the work ethic!! You'll get there

The trouble is that the rudder heel is mounted to the skeg. Just gluing won't be enough. This will need some 316 stainless bolts going in through and into the good wood nearer the front.
Also your boating buddies around you will know of a decent machine shop if the cylinder head needs a skim. Dont skip this part if there are signs it has warped or has any corrosion.

I am an old diesel fuel injection mechanic and have done plenty of work on those old Merc engines. I can just about guarantee that the fuel leak on the injector is from the flexible backleakage (fuel return) line that runs from injector to injector and then back into the fuel line or filter. That pipe gets hard over time and they begin leaking. You can cure this by trimming the last few mm off the pipe, but it should be replaced. Don't buy the replacement from the agents, find a small independent diesel pump repair shop. Also, buy some of the little blanking plugs, you will see that the one on your injector has been made up from a piece of pipe with a screw in it. Always carry some of this pipe as a spare. They fail regularly and will make a real mess if it fails at sea and you will lose a lot of fuel. Be very careful when replacing these pipes as you will see they are just a push on fit over a little barbed fitting that is an integral part of the injector body. These barbed fittings bend and break very easily If that happens, they can be replaced but it is very time consuming and will cost a fair bit. Another point; even if you had a leak from the body of the injector or from the main injector pipe, it will not be causing your hard starting. From what I could hear, I think you have air getting into the system when it is standing. Before you start the engine next time, loosen the injector pipes at the injector and see if you get fuel coming out straight away when you crank the engine. If you have any questions, feel free to let me know; only too happy if I can help. Oh and shun the naysayers, unless they offer to chip in to buy you a new boat. Please let your engine idle on startup to build oil pressure before revving it, if I remember correctly, that diesel pump automatically delivers excess fuel for easier starting at cranking speed, so putting the accelerator down is not achieving anything except making it rev up when it does start, without oil pressure being built up, if you get what I mean... Nice video; thanks. (I think the heavy duty rudders and skegs are for protection as she is designed for drying out)

You guys are doing so well, forget about the negative comments, those guys have no idea what it takes to do what you are doing. I applaud you both for your commitment to getting this done, and doing it right.
I have one suggestion that may be of use - when you’ve finished digging out all the soft wood from wherever you find it on the boat, before you fill that hole with anything, get yourself some wood hardener, and soak all that exposed wood that’s next to where it used to be damaged, with the hardener. I discovered this stuff a few years ago when I was working on my friends house, and it is fantastic. You dig out all the soft wood that you can, and then you soak the remaining wood with the wood hardener using a paintbrush to dab and paint it on. Really soak it in. The wood hardener acts like a resin, but it’s super thin, like paint thinner almost, and it soaks deep into the wood. Then it goes completely hard and the word just becomes as solid as you can imagine, and impervious to further moisture. It takes about a day to properly dry, but after it’s dry you can then fill the remaining hole with whatever you want, and you can be almost 100% sure that the wood is not going to deteriorate any further. Look up “Minwax high performance wood hardener” and you’ll find what I use here in the USA. Hopefully you can find an equivalent product in Europe. Believe me, if you are not using something like this already, you’ll wonder how you ever lived without it when it comes to fixing old wood that has rotted areas. I hope it helps, cheers 👍🏻
PS: Rebuilding a boat like this is going to take time. Be careful about setting deadlines that you’re not reasonably sure you can meet, because it may disappoint you both each time you cannot meet them, and that can give you the feeling that you’re failing at the job, when you are really not. We’ve all watched many people rebuilding boats, and it always takes them so much longer, sometimes two, three or four times longer than they expected. Keep making your content and the money will come I’m sure, for you to stay there in the boatyard until it’s done. Personally I think you’re in for at least the whole summer, maybe longer. So many of those jobs you’re doing are going to be so much more difficult if you put yourself out at anchor and try to work on them there. Yes they can be done (ref: sv Emerald steel), but it will take you even longer under those conditions. Rather stick it out in the boatyard and just keep plugging away at it as quickly as you can, but with the idea that it will be done when it’s done. You guys are both so young even if it took you a year or more to finish that boat, that would be nothing in terms of time. It will be a fantastic project for you to accomplish and you will have a beautiful boat to show for it. I remember watching MJ Sailing’s videos to restore their aluminum monohull in a boatyard in Florida, they purchased it in a condition similar to your boat, it needed to be rebuilt from top to bottom, including all electric’s etc. That project took them two years (more than twice the amount of time they expected) and it cost them much more than they had planned. But the final result was an amazing vessel (Elements) and after sailing her for a number of years they sold it for what I believe was a very good price. Now they’re building their own catamaran from a kit. Maybe you should get in touch with them if you haven’t already, I’m sure they can really give you a lot of good advice about what it takes to rebuild a boat from scratch. At the very least check out some of their videos on their rebuild. Just a suggestion. 😁
PPS: As a pilot and former sailboat owner, I have an idea about aero & water dynamics, as I’m sure you do, and looking at those rudders makes me shudder. The amount of drag you’ll get just from the rear of the rudder isn’t going to work for you. If I was you I would plan on removing them and rebuilding them from scratch if you can’t reshape those ones, and shape them correctly. Just another suggestion 😆👍🏼
SLOW DOWN, DON’T RUSH, DO GOOD WORK, YOU CAN DO THIS. 💪🏼💪🏼💪🏼🙏🏻

Be encouraged, we love what you are doing. You two are young so don't let time pressure you into less than the best you can do. It would be far better to spend a year or more fixing the boat up on the hard, and know it's done right ... than to have the boat fall apart at sea. Now some ideas for the skeg and rudder: 1) Get some West System epoxy, hardener and thickener. 2) After digging out the dry wrought apply epoxy to all of the wood and let it soak in. Then fill all the gaps and voids with thickened epoxy and fair it out. You probably should remove the rudders and seal the wood behind the metal brackets on the skeggs with epoxy. 3) Rudders: All front (leading edge) edge and rear edges should have tapered edges coming to a near knife edge point in the center of the thickness. It will be necessary for them to be rounded enough to apply the thinnest of fiberglass cloth. With the current flat front and rear edge of the rudders, you are pushing water (front) or creating a venturi effect off the back edge that will slow the boat down as the water comes back together. Not knowing what or how the rudderas are made, it may be easier and faster to add these edges to the flat part of the front and back edges. Wood or styrofoam may be the easiest to work with. Then apply epoxy and fiberglass cloth (multiple over lapping layers) over the outsides of both the rudders and skegs to not only protect them from further water damage, but also to make them stronger. Fairing them so they are consistently smooth before adding paint. This process, done right, should add to the longevity and the overall speed of the boat. Buy quality tools, materials in bulk, and educate yourself before starting projects will save you both money, time and possibly relationships due to frustration. If i remember correctly "Boat Works Today" is a UA-cam channel that is specific to working with fiberglass and epoxy in relationship to boats. You may be able to find the information you need for all your epoxy/fiberglass projects large and small, on his channel... or contact him directly for advice. You can do this.

Don't get depressed Mark. the skeg is connected solid to the boat, you checked that. I think you're on the right track. Get as much crap out of the rotten places of the skeg. Before you are going to fill the holes up, use a hair dryer to dry out the holes 100% before you start working on that.. After the filling, cover the whole skeg into a new epoxy jacket and i am sure you will be fine. The rudder i would take out al together and replace it by a metal rudder. The resistance will be a lot less and it is easy and cheap to make from a plate. Whatever solution you will follow, you will get there, because of only one reason : You want it. Good luck guys ! ps. Nadiyana good job on the window frames !

Look at it this way, if you were in the middle of the ocean and a problem occurred, there’s no chandlers or marina to help you out, best to learn all about the boat and how to fix it now. Keep up the great work, you both make a fantastic team.

Been watching the channel for a few days and I am rooting for you to succeed. I want to see you going sailing. Here's my 2 cents. After living on a boat and wanting to go sailing myself on a budget and not succeeding, looking back on back on the lessons I learned here's how I would approach the problem.
    1. I would do an initial inspections and take note of what needs fixed or replace and prioritize what needed to be done to get the boat in the water sailing. Having a plan and check/To-Do lists goes a long in reducing cost and wasted time.
    2. I would not try to re-engineer the boat or the systems on the boat in any way. I would clean and fix what I could and only replace what I absolutely had to.
I spent a lot of money and time fixing things that didn't really needed to be fixed.
I don't know your budget, but for the bottom. I would handle it like this.
    1. Have it walnut blasted or something similar.
    2. Inspect.
    3. Grind out and fill rotted parts with thickened epoxy and cover wood with fiber glass. That is if the bottom is dry.
    4. Apply a barrier coat.
    5. Then, bottom paint.

G'day folks, just a few lines to say how much I enjoy watching your videos, I think you are probably the most likable couple of all the sailing channels on UA-cam. Mark I feel your pain brother, set-backs are always a pain in the arse, but after you give it some thought there is always a solution. As far as the skeg goes I would dig out any filler and damaged wood, make sure it's completely dry, fill the void with a thick mixture of epoxy and chopped up glass mat, then fibreglass over the whole skeg...problem solved, just like a bought one! Don't rush to get afloat again, while you have the chance make the most of your time on the hard. You know, in a funny way, the more problems you find and fix the better you will know your boat and the more confident you can be in it when you get back to the briney, so it's not all bad. Besides it's great watching you tackle jobs, especially the ones you haven't experienced before, and fix it like a boss even if it takes a few tries. How can you fail with the support and positive can-do attitude of Nadiana, probably the most attractive sailor girl on UA-cam...just sayin'!!

Mark & Nadiyana what a team! you are both doing a great job rescuing that Cat 👍🏼
It's a good thing you found the rot in that skeg now, better having an extra unplanned month on the hard now than an unplanned haul out and 3 months later down the track.
Look up NACA foil, air foils have a concave and convex side, hydro foils (rudders and centreboards/keels) have 2 convex sides but it's the same formula. You don't need a perfect NACA foil shape for your ruder but the closer you get to that shape the better it will perform, shaping the keel too will help the performance of the boat but that can wait rudders first. Fill the rot in the skeg and then glass over the skegs will make them stronger and prevent you having to redo this job, and glass over the rudders after shaping them, ideally you want the combination of the skeg and rudder to form that NACA foil shape, so the rudder will form the back half of a foil almost a long stretched out triangle if you look at it from the top.
You're doing great don't net negative nancy's get you down.

Your boat is absolutely worth it - just keep going dig out the crap/fill/resin the cracks. It’s been out of the water so the wood will be nice and dry and a workable solution. The boat is great value and little by little you are getting it fixed. Remember it is good to find out these issues on dry land and you are learning all the time and have great friends helping you. Great video updates - looking forward to the head gasket replacement! All the best to you both
