Honestly this might work out for Russia. The point of the Sumy offensive would simply be to expand the front and divert UAF troops away from the east. Territory is not their goal. The UAF just left their well fortified positions to take up defensive positions in small Russian villages and open fields, which means they’ll take higher casualties defending them than they would in their original positions. Pair that with the fact that the UAF is closer to Russian artillery and logisitic hubs, and we can expect this to grind away Ukrainian troops just as the Russians intended-even if the UAF manages to keep the territory.

If the Russians were planning an offensive of their own against the Sumi oblast, that means they must have significant troop concentrations in the area. Which means that once the Russians regroup, the Ukrainians are going to either have to withdraw or be decimated.
I still fail to see how this was anything but a terrible waste of men and materiel.

Ukrainians will keep advancing for a week or less until Russia readies it's huge reserves in the back. Ukraine will likely capture a few more villages on the border but by then Russian reserves would have reached the border and then they will counter attack. Ukraine should have used it's reserves to plug the gaps at Avdivka sector where Ukrainian villages are falling everyday and Russia is few kilometres from Pokrovsk but instead it used them to open a new front in Russia even though it has manpower issues and Russia wouldn't rotate it's troops from Donbass because it already has enough reserves in Russia to fight against Ukrainian troops in Kursk sector. The idea isn't to win/hold any territory but more like to create headaches and fear. If they can go in easily, they can go out easily as well, while creating ruins when they retreat.
You can't remove mines just to let your enemy go into your area undefended. It's definitely a blunder, especially for the villagers.

To your final comment: for the high command it's all about concentration of force, it may become obvious that reinforcing certain areas is pointless, because the enemy has overwhelming superiority, while using some forces in other areas is useful because the enemy is weak there. This is basic military theory and the high command does not need to "explain" anything to the troops (not in principle at least), what they have to do is to get results, victories, preferably decisive ones.

Is there a possibility that Russia wanted to bait Ukraine on their territory to have the argument now, that it's a 'provocation', which then leads to a justification of larger attacks in return?
We also know that the attacking side tends to lose more troops and equipment, so considering that Ukraine already was struggling to support the southern front lines, isn't this then also an opportunity for Russia to weaken Ukraine more?
As you reported, they are mainly fighting border guards on the ground, while it's Russian airforce and artillery that causes the main damage. We already saw many damaged vehicles, equipment that of course can't be send to reinforce the south.

This is just like the Battle of the Bulge in World War II, the Germans were trapped on all sides, by British, American and Soviet forces and they wanted to break-out of the encirclement, so they deployed all their remaining Armour. Yes, American forces were captured in the Arden's, but the British, under Montgomery, quickly surrounded the Germans and destroyed their Armour. The affect of all this was to leave Berlin without strategic reserves to defend Berlin and the Soviet forces rode straight into Berlin.

The Russian counter offensive or rush of reinforcements might not be that rapid. This is a pretty significant assault by the Ukrainians with their best troops and a lot of equipment with the forces the Russians would have been preparing for something like a repeat of the Kursk operation in Sumy their prepared forces might not be sufficient for that since last time they used a very limited force that absolutely overran an under defended portion of the border. If they send that force up against a significant concentration of Ukraine's best forces operating under the cover of a decent degree of air defence to limit the effect of Russian aviation they might not be able to do much beyond establishing a new front line. Potentially Russia will trade space for time to gather a more forces for a larger counter offensive letting the Ukrainians chew through their supplies, extend their lines and spread their forces to cover a wider front in the meantime to maintain a degree of fluidity in the area so the Ukrainians aren't tempted to start digging in.
It might be a few more days before the Russians can effectively respond, maybe a week. I don't see it taking much longer than that.
