It is definitely a challenge. One of the things I have noticed in myself when I am running pre-written campaigns is that I forget details that I read and were important. I don't have to worry about forgetting details if I just make them up as they come along, but that takes creativity on my end that I am still working on makiing better.
I use the idea of Doomsday Clocks from PBtA games. I make a timeline of the antagonist's actions if not stopped by the players and write up some character and location descriptions. Then I just wing it. Ive been running 3-4 hour one shots at a Meetup using this technique and it has worked well.
I think overwriting is the natural process of someone who wants to be prepared. The key is writing "enough" and no more. I'd be happy to discuss with you.
