harbor freight sells compatible rubber grommets
the bottom part comes apart, you just need to twist it
and I think the you may have one more washer for the back side of the axle still in there

one suggestion maybe take out the brushes so they don't get damaged when removing the armature.

I am thinking to swapping it out for a brushless sewing machine motor. But I don't know if that is the right choice.
