There are three words that are the only reason why Cena will never turn a heel: MAKE A WISH! Cena does too much good for that organization and is the most requested person to do wishes. Cena's work with Make A Wish also brings good publicity for WWE.

I remember seeing a picture of him with a family of four, the entire family draped from head to waist in Cena merch down to replica championship belts. It had to be a good 1200 worth of merch on their bodies.
Another reason is he sells out International dates. Italy and India loves him. The India tour isn't failing because of Jinder being there. It's failing because of Cena not being there.
If that's the reason then the WWE merchandising department are idiots. Villains can be just as popular as heroes. Darth Vader's action figures sell the most because he is the most popular Star Wars character.

A double turn with AJ Styles earlier this year.
I’ll probably get a ton of heat for this but what if Cena was the one to end The Undertaker’s WrestleMania Streak, just imagine the dismay from fans.

"It may have worked for Hulk Hogan when he formed the nWo in 1996 but it failed miserably for Steve Austin in 2001." That's cuz Hogan's good guy shtick had become stale and people were ready for a change whereas Austin was hot as ever and still massively adored the way he was at the time. The Super Cena gimmick desperately needed to go away and a heel turn would have generated a lot of buzz and even more viewers for the WWE.
I respect Cena, but I was wondering all this time why he never was a bad guy or at least formed some type of team like every other wrestler I know has. When you think about wrestlers like Stone Cold, the Rock, Randy Orton, Hulk Hogan, Kane and the Undertaker, they really weren't ever bad guys overall, they just did their own thing. For example Stone Cold, Kane and the Rock didn't care who you were, they would randomly hit you with Rock Bottom and the Stone Cold Stunner and Chokeslam.

- Books himself into the no. 30 slot at the RR because "I'm John Cena. Recognise!" and wins.
- He's champion AND RR winner so he has no opponent for WM and he plans to deliver a speech during that period instead
- Following Monday after RR, Punk returns with the original title. "You need an opponent? I need to shed some ring rust. Let's go!"
- Punk wins at WM. New top baby face. EASY!

It's been 14 years since he first turned face, it was on a Smackdown episode before Survivor Series
They did have options from 2012. They had Ryback who was getting over as well as CM Punk and Daniel Bryan. They could have pushed all three and let the fans decide. Dolph Ziggler could have had a push too.

He seemed close in 2013 with his match vs Daniel Bryan. But it sounds accurate that nobody could take his place. Arguments for a replacement now could be Styles, but that might be it. Dean and Seth aren't over enough to fit that model. Seth, to me is a better heel. Roman could be a babyface if he was heel for a while. Maybe they are grooming Roode, but he is better at being a heel as well.

If only Daniel Bryan was over with the WWE universe like he was during his feud with the authority (and still is over), that would've help Cena's chances of turing heel during his feud with The Rock. And when Bryan won the WWE World HeavyWeight Championship at WM 30 there were also rumors of Cena joint the Authority sometime around summerslam. But it never happen because Bryan got injured and had to relinquish the WWE World HeavyWeight Championship witch I think it was won by Cena and later Brock.
