Hi Sahil, Following your videos for a long time. I started my own Food truck and then moved to a restaurant. Initially, all went good but for the last 1.5 months, we are in too much loss and thought to close it. But today I watched this complete 3-hour video and got a lot of realizations. 1. Trying to do everything by myself like - Branding, Operations, Marketing, Menu Engineering, and Agregator Handling(learning from scratch). 2. Not monitoring sales closely ( Being optimistic that in the long term it will run). 3. Poor Inventory Management and dish shelf value. 4. Completly dependent on the chef. (Not Creating SOPs). 5. Keeping hand tight on Online Marketing (like Instagram food vlogging, Facebook Ads) Note - I am a working professional in Gurgaon and my restaurant is in Lucknow. I chose its location in a residential area where my home is located so that we can handle operations and supply chains easily. Please help.

Great insights but ground reality is that Cloud kitchens cant make money on Aggregator Platforms atleast for a year or two. Reasons - 1. For the first couple of months there is always a demand vs supply problem. You dont know how much to make so either the food is wasted or you turn off your Kitchens as you're sold out with less no of plates - which directly affects your Serviceability rate which means your discovery on the app will be low. 2. 80% of the orders run through discounts. Rs120 off being the most popular one. And around 70% orders will have only one order. For ex. 1 Chicken Biryani or 1 Veg Burger. Say the burger is of Rs 200. 230 post taxes & packaging. Rs 120 discount which makes it 110. Now Aggregators charge on avg 28%. so 31 goes to them. Left is your Rs 79 Gross Margin. say 40% is your Cost of making then that burger costed you Rs 30. Imagine the kind of quality you will be giving in Rs 30 ? User gives 1* & never open your restaurant again. Period 3. If you try to increase your pricing then your cost of two would increase to Rs 400. Where as the stats say that the burger is sold the most in 200 range. Down goes your number of orders. 4. Other problem is the money aggregators charge to highlight your kitchen. Depending on their schemes they charge anywhere between Rs 10 to Rs 20 (post taxes) per VISIT. Yes, not per order but per VISIT. Which means if the ad is shown to 500 users then 100 will click on them and 10 will place the order. Say Rs 230 is your avg order. You will earn 780 on your 10 orders (based on above calculations) and end up paying anywhere from Rs 1000 to Rs 2000 to your aggregators. See the Scam here ? 5. And if you think you can evade sponsoring your restaurant then you cant expect more than one order per day for atleast 3-4 months. Boom haha goodluck with opening Cloud Kitchen folks
I spend 3-5k per month on zomato, let me tell you one thing If your taste is good, you can charge premium! So even if you're selling at a loss in the start or just reaching breakeven, it's alright! You can increase your prices later on and have loyal consumers! It's still very tough though, your insights are great! I personally have Zomato Gold and sometimes even I wonder how are they even surviving as I have ordered everything with free delivery and sometimes with dirt cheap prices! But on the other hand, Behrouz biryani, good flippin burgers, dominos, then a few local outlets that I order from, do not provide major discounts but I still order because the taste in unbeatable so it's all about the taste I believe
