It was pretty smooth if you ask me. The way they popped off with 2.5D in Sonic 3D blast as a warm up before taking on Sonic the fighters then Sonic R and Sonic Jam was a pretty good start to set the grounds for adventure.
The sega saturn are we talking about a port of a genesis game, a racing game developed by travelers tales. Or the prototype for sonic adventure that was reworked as a hub in a collection.

The games became wayy more consistent and fun than the classics until Sega decidee to listen to the wrong croud of fans and decided to reboot the franchise for the worst with nostalgia filled garbo like Mania, Colors and even my 9-8th favourite sonic game, Lost World.
I think this statement is true if you consider that sonic failed to properly transition to 3-D during an entire console generation, (which was more Sega's fault than Sonic Team's). When they eventually got to the Dreamcast with Sonic Adventure, it was good, but at that point Sonic was way behind it's competition and could not save Sega's console production.

When they finally released Sonic Adventure, the Nintendo 64 and PlayStation had already sold miles better than their console and it didn’t help that SEGA kept trying to release multiple consoles that nobody would buy because they thought they were add ons, had bad marketing or were unappealing (which would bite Nintendo in the ass when they released the Wii U). Sonic Adventure is peak 3D gaming.

The 1st sonic game to have 3d is Sonic 2. But how you ask me? It's the special stages... Don't ask me about it, ask SEGA and Sonic Team about it.
