I have so much respect for how you acknowledge the vendors you work with, and the quality of their work. Its to easy to get into that grind sometimes as a vendor and forget how important your work can be to customers. Plus I know I always get a sense of pride, and desire to grow and do better, from hearing good things from a customer.
I also like it when people try something. And it doesn't work. Because it save me trying it that way. 😊
If you're getting those foam sheets custom made, enquire about having an impermeable film stuck underneath so that it maintains a more even vacuum on the router.
The adhesive will be the key.
Cool process and I absolutely LOVE the skim pass over the wood. Brilliant!
You may want to work on the noise levels in the shop. High levels increase fatigue and decrease concentration and productivity. If there's any low-hanging fruit, like moving vacuums to a remote location, putting acoustic panels on open walls, or putting foil-lined butyl sound-deadening on large sheet metal panels that vibrate, it's worth considering.
Obviously, you can't have whisper-quiet with some of those machines, but just a few -dB makes a big difference.
I like foam like this but it costs more than the product I make to put in it, hahaha. But I guess on a $300 pen it make sense. Have you talked in any videos yet about the total cost of packaging vs the pen/knife itself?
If Grimsmo gets much bigger, I see a WaterJet in their future. Between having blade blanks cut out by one, and now foam inserts, this machine would eventually bring most work in house and control over quality.
Great vid! When I was at IMTS, Flow has a small(ish) water jet with a .005" water steam that was meant for cutting foam. You couldn't even see the water. The edge quality was crazy good and the price on the machine didn't sound too bad. Maybe you could look into getting on of those machines from Flow.

Very cool. I was wondering about loading up the tool with foam, that wood is a cool trick. Is that a soft wood like pine or a hardwood?
My Saga just arrived in Thailand love the new case compared to the old wooden box.
Have you Considered Trying a Dry film lubricant on the routers tools? I use it quite a bit for saw blades and router bits in wood working. If you used a silicone one even. I don't think your going to risk poisoning the materials with it either.
I should have been an engineer. I find foam videos way too interesting.
Have you tried laser cutting the foam? Would probably make the edges look nicer and take less time.
Maybe I can eBay my Saga wood case and make enough to purchase a second Saga Pin.! I could never part with the case. My son already thinks he gets the pin when... . Now a family treasure.
Why are you using plastic for the inserts?
