You could have inverted 2 tuners one on teach side and used something at the heel end to anchor and used string tension to close the gap.

After the first fail i would have been inclined to just G-clamp it shut and accept the scrapes to the wood...maybe bluff them in a bit. Better to have a alightly scraped but functioning guitar than a non functioning guitar
