yea it seems most possible that at bare minimum, yamatos mom woulda been the same race as black maria and based on black marias horns and her almost seeming to be kaidos personal courtesan who was even a tobi roppo member, its POOOOOSSSSIIBLLE that black maria is yamatos mom but her not showing up in the flashbacks or seemingly having any connections to yamato do point against that idea.
Kaido and big mom were a part of the same crew way back in the day(it was the strongest crew to ever sail the seas. It had whitebeard too and the captain who was probably the strongest pirate in roger’s time rocks d. Xebec. He was so strong that it took both the pirate king and the strongest marine to take him down), they’re just friends at this point but literally a couple of months ago they were boxing like there’s no tomorrow. Yamato’s mom is unknown and btw Yamato is biologically a female but identifies as oden who was a man and basically copies everything he did because of how much Yamato admires him.

In One Piece, the power ups are the last thing you do if you are going to be in a protracted engagement because it drains their stamina. So you either want to save it till the end, or use it to wipe the floor quickly like instantly wiping out a mob of weaker characters.
reason most anime characters that dont transform to the strongest form is because they want to sustain survivability not to finish the job quickly but to survive, as for yamato's case she knows she cant beat kaido so she is just making kaido waste time with her until luffy comes back

Big Mom and kaido are like siblings
There's basically three types of Devil fruit.
Logia lets a person manipulate and turn into an element. They have the most attack power in general but are kinda locked in place without much room for growth.
Paramecia, which turns the eater into a person capable of using or transforming their bodyparts into whatever the fruit represents. For example, the Spring Spring Fruit lets the user turn their limbs into springs that they can use to jump around insanely fast. They're seen as the weakest type, but have insane growth potential as the user has to get creative with them to be effective.
Finally there's Zoan, which lets the eater turn into an animal or animal hybrid at will, giving them all the abilities that animal would have. There's 3 types of Zoan: Regular, which includes things we can find in nature today,
Ancient Zoan, which are extinct beasts like Dinosaurs.
And Mythical Zoan, which are beasts you can find in Myths, like Marco's Phoenix or Kaido's Dragon fruit.
Zoans are considered the middle child. Not weak, and certainly capable of growth, but not nearly as much as Paramecias
Yamato is physically a girl, but identifies as Oden to the point that the only nice thing Kaido did for him was call him son and allow him to refer to himself as such. But no middle foot, if you catch my drift. Yes, I'm showing my age by referencing Everybody Loves Raymond.
this is wano, wano started in 2019 in the anime and it may probably end by end of 2023 or early 2024. its the longest arc currently but its bc a lot of things have been leading up to this. kaido isnt the final boss at all btw. probably 4-5 more obstacles left after kaido, just shows how big the world is. luffy vs kaido will probably end around september/october, with the climax probably happening around june-july.
this is basically a war, and the other characters like law, kidd, zoro, sanji have their own fights too. and once those fights resolve, then all the attention goes back to luffy vs kaido. (law and kidd btw are captains of their own crew, their relationship with each other and luffy is basically an alliance) right now the anime has zoro vs king, sanji vs queen, law and kidd vs big mom to finish before we get to the climax of luffy vs kaido. and the animation is going to be peak all throughout this entire year as animators confirmed on twitter
Wano arc is predicted to end late 2023 probably when luffy finally transforms as gear 5 by then.

To answer your question on why anime characters don't transform early in its because its a stamina thing and they could lose said fight if they end up wasting stamina and the opponent has multiple forms as well.

a shogun is like a japanese king general of sorts like a european king but leaning more towards the military stuff appointed by the emperor but with much more power then a duke
I think of anime characters not using their best powerups from the jump like a boxer flicking out some jabs first. Like they might not want to show their best or throw their best shots out the gate to gauge what their opponent has. Like probing their opponents def. Also it helps w dramatic tension and gives emphasis from writer's standpoint imo, that's big part I think. And maybe situational too. In the raid Luffy went straight to gear 4 to punch a number I think, as example.. I totally agree it makes no sense sometimes tho and can be frustrating
They wait to power up to conserve energy say Luffy went gear 4 right off the bat he'd only be able to maintain it for a certain time then he's cooked for 10 minutes allowing kaido to get free shots so he uses it at crucial moments or when the time is right to stay in the fight longer etc. also it's not always best even if he could hold it forever considering it's less dodge able flexibility that's why they use different forms for otherwise leathel scenarios.

Like quale fruit, whitebeards one), logias which are mostly gasses and liquids, snd zoans which are animals, but zoans also have 2 more types, mythical, which are mythical creatures, and acient, not sure but like something that lived long time ago?(like queens fruit is dinosaur fruit, and ots acient)

Big Mom seemed to emphasize trying to build strong family and have a ton of kids. Idt it's impossible that she would get w Kaido to have a strong kid, even tho she says she views him as a little brother later in story, that doesn't mean she always viewed him that way imo. But I think the fact that Yamato is w Kaido makes me feel it is less likely she is Big Mom's, bc I would think BM would have wanted Yamato in her fam, and it could have been a source of conflict between her and Kaido and we haven't heard any of that, also I would expect BM to at least mention it when she's in Wano. Like, "How is our child Yamato, Kaido?" Or something like that.. The only female oni that I can think of that we've seen is Black Maria, and she does seem affectionate towards Kaido, but that's not much to go on. We may never find out who Yamato's mother is, but I hope we do bc I'm super interested to know. It's entirely possible she didn't survive too. Like letting Kaido hit and then birthing Yamato would prob take a lot out of someone. He also calls her "Oni Princess," which makes me think maybe her mom was a big deal, or maybe it's just bc of Kaido idk. Ig Kaido could have had a human wife maybe too? I can't believe that people to this date still debate Yamato's gender. Yes, Yamato is a woman, but when she grew up and learned about Oden she said "fuck it, I wanna be Oden" which included demanding that everyone sees her as Oden. Just as clarification: Yamato identifies as male. He does try to emulate and sort of "become" Oden, but he still recognizes himself as Yamato and doesn't LITERALLY think he's Oden. He identifies as a man because Oden did, but he still goes by male pronouns and refuses to bathe with women. Also, everyone including Kaido, the literal villain of the arc, refers to him as his son, not daughter, because that's how Yamato identifies.
He introduces himself as Kaido's son and the only time he goes be she/her/Kaido's daughter is when he's literally a child. He still called himself Oden as a child, but started eventually going by male pronouns, so it's really not tied completely to that at all and he would still go by male pronouns even if he didn't try to emulate Oden anymore. Official games and sources will state that Yamato is male as well.

Otherwise, when Yamato identifies herself as Yamato and not Oden, outside of battle, she is referred to as a she/her.
Where in canon has Yamato been referred to as she outside of when he was a small child? I don't remember any instance of that.
