Try to find some vinyl upholstery material. Scraps from a shop or get some off old chairs. This works well on smoker bellows. If you put an air intake hole in the bellow board above your exit hole it will take in more air and not pull as much air from the fire pot hole. You must glue or screw a piece of vinyl over the inside of the hole. Attach it to the can only on the top so it can open when the air is going in, and close when the is compressed. This is a flapper valve. Good luck with your projects.

Great job, thanks for sharing. Excellent fuel for the smoke: 1st pine needles to get things going, then 2nd some of the very fine pine twigs, then last pine cone(will last quite a while).

Well done boy , I have found best smoker fuel is dry pine needles, if you can't find them bits of an old hessian sack. Don't smell as good as pine needles but last a long time.. best luck.

    Good job.
I have a few suggestions that might help - if you don't mind.
If you can find an inner tube for a car tire that might be a more durable bellow than the visqueen. One reason you might have a hard time lighting your smoker is because all the fuel goes all the way to the bottom of the main can. Putting a tuna can inside the main can will hold the fuel up higher off the bottom and allow air to flow under the fuel. Of course it'll be necessary to punch a lot of holes in the tuna can bottom and to cut a hole so the bellow will blow air through both cans. A piece of metal mesh might also help fire from entering the bellow.
When my smoker is hard to light it's usually because I get in a hurry. When that happens I just start all over and put a little fuel in and make sure that makes a flame. After the flame is going good enough I gradually add a lot more fuel on top of the flame which slows the air flow and increases the amount of smoke. For me Pine needles burn up way faster than I want. Dry oak leaves works pretty good when I crush them into small pieces and the leaves last pretty long. Most recently I'm using dried hay and that works OK too.
Some people make a camera holder with a gallon jug almost full of sand - dirt - gravel.
    Good luck.
