Instead of felting the fabric first, you can use the needle felting to replace darts and other shaping mechanisms such as curved edges. You can even use needle felting as construction technique to "seam" pieces together - (reinforce with sewing those seams that are subject to stress)

You can buy a 3/5/7 pronged tool that is handheld which is used for needle felting. Electrical needle felting machine which are hand held also exist.
