Im an offshore production mechanic and work on those boats so hear me out..... mTDI swap that thing! That engine you blew made sub 200hp and these modern TDI engines can be made to have 200+ HP with minimal money. You can go mechanical using an ALH engine block and a mechanical VE pump. Get a good turbo and some bigger nozzles and you're back on the lake with essentially the same HP, about 1/10th the weight and no need to do all the crazy outboard mods. BTW, a VW TDI 4cyl engine like im talking about is about 2.5' square without the exhaust manifold and turbo and only weigh about 200lbs!

as a European where the TDI is everywhere- yeah its an absolute workhorse, ive seen them run 5-600.000 miles no issues .

What about cutting the top off of the back half and remaking some fiber glass to turn it into a "el camino' style boat so you have a decent outside area and easy door to the inside, like a yacht I guess. Big project, but would be pretty darn cool after you customize it. I'm sure you could make easy access to an inboard motor that way as well. Would make for another series, I'd watch. Just an idea.

Im sure you spent as much on blades as you would have on an angle grinder and a couple cheap cutting disks. Also, a new motor of almost any variety would have been a better option than an outboard.

That's exactly what I was thinking, 8" grinder with a cut off wheel and you would have been through that in about 5 minutes. Better yet a small portable plasma cutter would have made even quicker work of it and easier.

I converted my 27' workboat to electric last spring using a 250 hp Siemens motor. The conversion was super easy and my only regret was not doing it sooner. I'm currently running a 30 kWh pack giving me about 15 miles of range, which works for the lakes I work on, but you have way more space for batteries.

@@zackb-wheal6771the small panels you could throw on something like this are never gonna output enough power for you to run all day, at best would be a slow trickle charge range extender. The real cool lart about an electric conversion would be that you can put all of those heavy batteries down the center of the hull and make it super stable in rough water.
easiest way to get enough battery is probably from wrecked EVs
Diesel over electric would be best. Small diesel "generator" to charge the batteries and provide lighting and AC/heat if desired. Then an electric motor on the prop. Essentially like modern freight locomotives.

Don't be afraid to put a little oil on your sawzall blades. The lube makes 'em cut better and longer. For the kind of projects that you guys undertake, you may need to get some different tools. A cold cut metal circular saw would have served you well in this case, and Ryobi even makes a small one in their 18 volt tool line. You'd have to go slow with it, but it wouldn't break the bank, as far as cost. A more robust corded one would be better but costly. I think that Diablo blade was carbide toothed and that was the right tool.

Yep. You could have cut out a section to drop a new motor in and then fiberglassed it back in with much less work. He should have LS swapped it.

@@fullraphEXACTLY. Very EASY REMOVAL of that tiny engine. A lot different if it was a Duetz 12 cylinder 1600+hp.
A little powerhouse like a D2.9 L4 (@95hp) sipping fuel. Brand new engine right around 12-15grand. It would have fit in that space with little modifications required. Volvo has several small efficient engines also that would fit snuggly down in there also.
Shame that he already started the “DEMO” might has well keep going on the demo of the whole craft.
These type modifications might even disqualify to get any type insurance which might be required to register the craft in most states.

man I love lifeboat content!! also dude if the diesel is completely shot you can just take it apart and start junkyarding the pieces, then you don't have to worry about fitting it through anything. then you can put a physically smaller (but probably more powerful) motor on the driveshaft. diesel, gas, electric, you will definitely find something. good luck bud!!
It looks like the only obstacle with doing another inboard is getting it into the boat. I would take the old motor out in pieces, get a new motor and install it in pieces. A short block buy itself shouldn't be that difficult to manage with a couple of strong guys and maybe some ingenuity. Then all your left with is all the easy stuff. That sounds way easier than doing an outboard.

Sky is your limit now. Redo the whole transom now that you took out the structure. As others have suggested I’d also open the back 1/2-1/3 to make a deck. Love the show. Can’t wait to see what you come up with.

sure, i might be of some assistance considering two main things, 25 years in the marine industry and i see what you are going for here. I suggest laminating 1/2" plywood (not marine grade) below the gunnel on the outside of the boat in two long strips that wrap around the back of the boat then build your own "outboard transom extension" out of plywood and fiberglass and bolt it on to your two long strips. the laminated horizontal strips will spread the load evenly. then just use all your Whaler controls right there at the back of the boat, center console and all.
Couldn’t you have just swapped to like a 2.8 Cummins or a 12 valve Cummins the small 2.8 would have been easy enough to manage down into there the worst for the 12 valve just disassemble and rebuild in place that would have been interesting to watch happen. Great update glad your getting this back out these are neat unique boats

Only watched so far up until the fibreglass god first arrived. Id strongestly suggest replacing the inboard with a smaller but more powerful motor. Go petrol (gasoline) with either turbo or supercharged.
You could do it without splitting the hull apart, od recommend pulling the engine intona few peices to get it out. But life will be easier cutting or splitting it open.
A wild option is getting a hybrid setup. For more power and even a power system for household equipment.

I still believe inboard is your best best. Retains all original features, weight balance, hydro profile etc.
You can hire a truck impact driver, air compressor to suit and socket set (imperial and metric) to make your life easier.
For some things to do whilst replacing the engine id look to the 4x4/overlanding community); sound and heay insulation on the entire boat esp engine bay, fridge/freezer, upgraded or extra alternator/s (or separate 120v gen in the engine bay may need to extend it), can run car AC system off it (I'd suggest a newer system, like off the Nissan y62 patrol, has 3 zones, 2 compressors will cool/heat the entire boat), upgrade the cooling/exhaust system, have a forced air intake and exhaust going atleast into the engine bay (if you decide to not use vehicle AC, then forced air intake and exhaust for the cabin), large secondary LiFePO4 battery for accessories/lead crystal for starter (150aH min if no generator), dual battery system, trickle solar charging panels hard wired in (keep those batteries alive), external cameras and screen (can run via things like a raspberry pi, so you can have 360 degree views, the car gimmick top down view and even have it switch to low light/night vision).
If you find stuff you like reach out to to them, a lot of 4x4/overlanding companies love youtubers for basically free promotions on their gear.
I am more than happy to offer advice, and help. I am in Australia so physical help is not exactly possible (plus I am now disabled, I could push my body through the pain for awhile, but unless its extremely needed id rather just offer advice online)
I did say ex mechanic, I'll give some background, I was a light auto mechanic. Done everything on vehicles below 4.5t (legally). I have done engine swap, major rebuilds, major vehicle overhauls/modifications, built and driven all manner of motorsports vehicles, from top fuel dragsters/funny cars, to home made twin engined Dakar rally beasts, mud racers, drift cars, worked on exotics (eg super/hypercars, extremely rare old cars), lots of 4x4s and making/designing overlanding vehicles could go on but figured I'd give some background on why I'm saying what I am saying.
Engine options, there is much more or cheaper options;
4cyl
* 2.3 Ford EcoBoost (Focus RS 350hp, Mustang 310hp)
* 2.0 Mercedes-AMG M139 (416hp)
* 2.0 BMW B48B20 (in the latest Supra 255hp likely under rater)
* 2.0 Honda K20C1 (Type R 306hp)
* 2.0 Volvo VEP4 T6 (Has both turbo and Supercharger! 455hp)
V6/i6
* 4.2 Toyota 1HD-FTE/1HD-T (old but great engines, replace mechanical fuel pump with electric, can upgrade turbo, lower HP than others stock but loves boost and reliable af)
* 2.6 Nissan RB26DETT (rarely stock so HP=YES)
* 3.0 Toyota 2JZ (rarely stock so HP=YES)
Overkill just for shiggles (Sh##s and giggles)
* 4.5 Toyota 1VD (V8, around 360hp, diesel and sounds great)
* 5.6 Nissan VK56 (around 400hp, sounds great stupidly powerful engine, gasoline)

You sound very knowledgable, as a Mercedes mechanic myself I would for obvious reasons also highly recommend to swap the inboard engine out for a different, maybe smaller but more powerful diesel engine. Modern engines produce a lot more horsepower and actually run way more efficient, so it would be a win-win. Putting an outboard engine on that thing is a horrible idea.

Came for the lifeboat, stayed for the Whaler content. I spewed coffee when you stuffed it with Gravy on board! Also, Dave’s “I did not” was gold. I think that 100# beam might have been important but she’ll float without it so there’s that.

Sounds like a weekend boat splitting party! Invite all your friends, especially that one guy with a small to medium crane! Get the new motor lined up and ready to drop in, crack the boat in two, swap the motors, apply a buttload of RTV between the boat halves, bolt it all back together, crack open the other keg, and get the BBQ lit up and smoking! Shouldn't take more than 6 hours.....ish.

This is 10,000% correct. There is no way that beam was anything less than a critically important component of that boat being structurally sound. Welding skills will be important moving forward, and life will be easier if you kept the original C-Beam to re-install.
if anything it could have been the thing they attach to for reinforcement through the hull to hold that tiny out board.... a couple holes to the outside. steal beams goign through attached to that c beam. fiberglass the holes...
Two suggestions:
1) When cutting anything the heat is killing the blades, use less pressure and lubricant (aka “cutting fluid”); you’ll save time, blades, and busted knuckles
2) I would love to see that thing with windows along the sides, the helm/wheel at the front (interior), an a/c on top, and the entire top decked for lounging and fishing. It would be SO cool!

Exactly. Hard to see any way redesigning the boat with custom fab work is cheaper than patching a non structural square for the swap.
I know this is way off your way of boats mods but I would love to see you take a bass tracker or any bass fishing boat of any make and model and make the most absolute badass tournament ready fishing boat possible.
I know its not really the Ayo thing but putting together a video or series of upgrades from a plain jane bass boat to the baddest momma lamma on the planet bass boat, it could even be a how to make the most badass bass boat on a budget video or series.

Electric motor should be small enough to squeeze through the hatches, you could hook it up to a diesel geneator using the existing tank instead of a large battery. Which maybe sounds goofy put that way but that diesel-electric drivetrain is pretty much how all trains work and how the bow thrusters on large ships work. I know you might think electric boat is outside your wheelhouse but objectively theyre simple tech, more so than diesel that for sure.
Dude you need 2 chain foils and you can pull that engine and drop another one in. It's not that difficult. Lift with one chain foil and pull it forward with the second chain foil until you get it under the large access point.

I'm just afraid that giant beam was a structural beam that wasn't supposed to be removed. I could be wrong, but i have that sinking feeling that was not supposed to be removed less the boats integrity be lost.

That Red Beam is a major part of the strength of the rear hull. It holds up the roof. Your fiberglass guy should have worked around that Beam and even tied the rear transom bracket to that beam. Now you have Zero hull strength in the rear. At this point I would definitely weld that beam back in at the top. Keep a water hose inside to keep the fiberglass from catching on fire at the bottom. I would install a big wide 1 inch thick treated plywood at the bottom and bolt it back down. Then fiberglass the plywood down to help tie the structure back together. That beam was a 1/2in thick for a reason. You can leave the steering shaft out, but that Red Channel was very important. You just made a lot of work for someone. You definitely need to put that red channel back in. Plug the steering shaft hole in the bottom of the boat. Once you remove the old diesel engine you can fiberglass over the engine prop shaft hole also.
You can use an engine pole that goes on a fork lift to take the engine out the side sliding door. That’s how they take engines in and out of the side door or window on a Trawler. Any Marina will have an engine pole for a forklift. You can use that pole to lift the fuel cell out also. Take the engine and fuel cell out before you weld the red channel back in. Also Wash out any fuel or oil out of the bottom of the hull before you weld that red channel back in.
I think your fiberglass guy should have told you NOT to remove that red Structural support. He was talking about removing the seats and steering equipment, not the structure. Good Luck. 🇺🇸💸⚓️

I build aluminum boats. Hull structure is everything. Will this boat float and preform without the support? Sure. But why take the chance. Plus you are adding extra weight to the stern. I’m sure everything will work out fine. Until it doesn’t.

Looks good! For your you guys use the life boat, I doubt the c beam will matter. It’s structural but you are lost in the open ocean in a storm, so I think you’ll be good. You could even replace it with a pressure treated 4x4 that would do the job well enough for peace of mind.

Personally cutting the back 3rd of the boat top off and swapping the existing engine would almost be easier. Then you could run a captains seat up if you made a half deck and it would be a nice casting platform

I'm a long time sub and my mother just passed on the 29th last month sadly and I've showed her some of your videos from the lifeboat all the way back to when you got the orange kayak. We've shared some belly laughs a few times at your videos. Watching you drive half a boat was probably the hardest I've laughed since before she passed at the young age of 55. The whole time I was watching that I was thinking I could blast through that with a cut off wheel on my cordless Milwaukee grinder in a few minutes. Although it’s a tricky environment for an amateur not to wreck your eyes with flying metal bits bouncing around
Sounds like a win to me.. strap some outboards on it, so you can actually work on them, pull that big boy out, and now you've got a space designed to carry lots of ballast (weight) and turn that spot into your LARGE live bait/catch tanks **Pulling the inboard out is easy if you don't care about pulling it out piece by piece with no intention of putting it back for the record...
Refit a 12v or 24v Cummins in it. A outboard is gonna hate life back there.

If I saw a C-beam like that in a building going from roof (and out of sight) to foundation, I'd be concerned if it's a structural member and it's removal would compromise the entire building. Might not cause a collapse instantly, or even be noticeable to a single human jumping around on the roof...but the actual engineering load bearing science/maths might be compromised and you might find the boat falls apart in the middle of a storm when it's facing the extreme conditions it was designed to withstand. Hope that's not the case with the boat.
...not to mention that it would have made a perfect support for whatever outboard mount he is trying to make...
Well, since the diesel is blown, take it apart and out of the boat. Use that space for storage. Make a flat floor above that space and you'll gain room inside the boat.
dont give up on a diesel replacement, i can get an engine thru that opening on side . used engines on diesel boat trader i think . let me know if i can help .

All looks good. but Incase you need that C beam, you could always weld it back inplace. Or I’ll do you one better, retrofit the C beam and the bracket in between that fiberglass and the outboared mount. extending it horizontal T shape. Should make a perfect heavy duty mounting point for the outboard bracket.

I would have just stripped the inboard down to a longblock and brought it out piece by piece. Then put a LS in there in reverse order. Tough part would be getting the old diesel out because so heavy but two guys could easily lift a LS small block.

I would have just drilled 6 holes through the hull and built a tube frame for the outboard using the STRUCTURAL C BEAM. That's just me, though.

That was a major structural support beam. Perfect to mount the outboard frame to. I would definitely weld that back together and fiberglass in treated plywood at the bottom and bolt the red C- Channel back in place. His fiberglass guy said remove the seats and steering components, not the structure beam.

You could run a couple parallel beams inside to make a sort of overhead crane. that opening looks big enough to sneak a small gas inboard in on a forklift.
If you had a real good mechanic on hand you could even do the motor in two pieces. send in the block and heads seperate to make them smaller and more moveable
