Check the main menu and it might show a message, for some points of the game it forces you to recruit. One example is right after the prologue they want you to recruit at least some people. Try progressing the story like I do, and if it's not working then try doing minimal recruiting.
Oh you just go through the mines to get to the castle, remember when you fought the 3 bosses? You unlock a shortcut in the mines to go through it really fast. It's easy but really repetitive so I skip it. If you don't want to trek through the mines to get to the castle and back, keep progressing the story and you'll find someone who lets you teleport.
It's great you figured out the solution, don't worry if you get locked into scenes, all characters are recruitable before the "endgame" portion except "one glitched character" (they fixed that in patch a week or two ago).
Equip an accessory called the Dash boots, you find them in the Abandoned Mine region (the last zone in the dungeon) to the west of where the boss fight was.
The way Kallathor speaks and the background info on the treefolks is giving me very strong hobbits vibes. He sounds like he's from the Shire.

When i try and leave to go to the well it switches me to Marisa. Did i miss something?
Figured it out. For some reason if i go into the castle town first then try and go to the well it does it. So i just did not go into the castle town.
