The Big XII could easily do 4 pods of 8 if they acquire significant ACC teams. Their contract allows them to shop those games outside of ESPN or Fox. TNT, Apple, Amazon, there are plenty of smaller competitors, especially if NBC loses Notre Dame to Fox. West- WSU, Oregon State, BYU, Utah, ASU, U of A, ISU, KSU, KU, Colorado, OSU, TTU, Baylor East- TCU, Houston, Cincinnati, WVU, Louisville, VT, Pitt, NCSU, Miami, FSU, UCF, Clemson Then add either SMU, GT, Wake, Duke, or Syracuse. Alternatively, you could decline the optional schools, cut the Pac 2, and Pitt to have 22. Cut NCSU and one other for 20. 2x 13 team conferences, 12 game conference schedule plus one scheduled game of the team's choice (optional) and a conference title game.
With 16 members there is no reason for the Big 12 to expand unless they lose more members or they are really valuable teams. Better to stay pat at 16 then add more PAC or AAC members.
IMO the keys to further major realignment is whether UNC/UVA follow FSU/Clemson leaving the ACC and if ESPN continues the ACC media deal. Of ESPN doesn’t renew the tv deal and FSU/Clemson leave paying $100-$150M each then, UNC/UVA, will probably go to the SEC. FSU & Miami could end up in the B1G. Louisville, VT, NCSt & Pitt or GT could end up in the B12. B1G might go to 24 and add Duke, UConn, SDSU & Oregon St.

ACC schools are a priority, but I also would really like to add USF
UCF would be really against it. They are very vocal about their desire to shut out USF while complaining that the big3 won’t notice them.

I don't think the Big 12 takes anyone from the ACC. I think that they add from the AAC and maybe do a merger with the PAC-2 in 2026/2027.
