IRL, Japanese didn't really cared much with protecting their merchant navy. For a nation that is utterly dependent on materials from overseas, they were completely bonkers!
Back then, people didn't understand that warfare, because of railways and industrialisation, had permanently changed and it was less about morale and stratagems and more about maintaining and protecting supply - a notion that alas, died along with the Romans following the Fourth Crusade. It seems that the lessons of the American Civil War weren't fully appreciated by military commanders of the late 1800s, and certainly not by Japan during WW2. Perhaps they thought the Americans and British were pushovers?

Everything else was secondary, although they were ahead of the game on carrier fleets and had some great surface warfare destroyers, their lack of attention to escorting convoys & anti-submarine warfare was a critical failure. Although the US industrial base was so strong it wouldn't have mattered even if the US never built a single sub, they would have just flooded the pacific with escort carriers & cruisers that would have got the job done either way. In the end there was no true surface combatant "final battle", their colonial merchant empire was wrecked by subs. The Japanese were dead the moment they declared war on the USA because there would never be a conditional surrender after that sneak attack, all that would change was how long it took for the US to win. The US winning at Guadalcanal pretty much ensure the US would win the war.

Decoy getting hit that hard might just be the bug that war on the sea has since launch. When multiple ships are behind each other, the accuracy with which the ship in the front gets hit seems to be almost 100%

They really need to model disabled turrets way better in this game. If flames are burning all around the turret and the crew should not be able to use it
I guess to make the game harder the Dev made the Japanese gunner dead-eyes who just will not abandon their post no matter what. Even the Merchant Marine has these snipers. Seems a bit silly when a single gun from a burning freighter can sink a cruiser.

Freighters were more often than not fitted with naval guns, many of them destroyer caliber.
A double tot of rum to the torpedo artificers aboard HMS Hermes that made darn sure the torps would work this time.
