ARE YOU A ‘HALF-ARSED👎’ OR ‘FULL-ARSED👍’ PEOPLE MANAGER WHEN IT COMES TO TEAM DEVELOPMENT?
The 'half-arsed' manager! That's the phrase I think about but rarely say out loud. The 'half-arsed’ manager, in my opinion, prioritises their own development over that of their team (whether by selfish intention, or simple lack of valuable experience). When they do mention "team development", it is merely lip service. Half-arsed managers do not provide regular employee feedback and at best rely on ‘gut feel’ when considering the competency of their team members. Simply put, they stink at team development! They micromanage when it is not necessary - they have little experience when it comes to situational leadership.
The 'full-arsed' managers, on the other hand, are Legends; they prioritise the development of team members over their own development. They inspire and support with clear, unambiguous training roadmaps for those within their charge. They encourage team members to take responsibility and ownership, utilising situational leadership effectively to support their teams without pissing them off. The 'full-arsed' manager build highly motivated teams that are capable of and allowed to work freely!

    Hi there! I just wanted to say that your tutorial video on using formulas are incredibly informative, and you explain everything so clearly-especially for beginners like me. If you don’t mind, I could use some help. I have the total number of appointments each of my employees has taken this month and their average appointment duration. I’m struggling to figure out a formula to calculate their individual average score using these numbers, specifically to figure out their total average using 60 minutes (I think I have to use 60 as the weighted number but unsure how to translate this as a formula). Could you provide some clarity on what formula I should use/ write with these three numbers? I’m using Mac’s Numbers program if that matters. I hope I’ve explained this clearly enough for you to understand what I’m asking.

    This is great! I have a question on some of the formulas though. There's a whited-out section that feeds into the visible formulas. One of them is the "where a score exists (cur)" which has a formula that starts with: "=IF(G24="",0,IF(G24="X",0,4))+IF(G27="",0,IF(G27="X",0,4))+and so on..." My question is why are we using 4 in this formula? Is it because there are only 4 capability levels?

    I didn't hear it addressed directly in the video but I think you also need some rather concrete and explicit thresholds at which you can say a person has become "proficient" or "masterful" at a given skill. This is a very subjective decision and it can create stress on a team if it's not handled carefully.

      Hi Chris, thanks for your message. You are 100% right. Having a clear, unambiguous capability policy is essential. With the matrix we include a default summary, akin to what is shown on this page www.upleashed.com - scroll down to capability policy. This makes the stage of development clear so that anyone rating (individual or team leader) would come to the same conclusion. It’s also important to consider that skills degrade if not regularly performed and that external factors such as industry changes, regulatory changes etc can impact how the process or skills works and therefore the capability level too will be impacted.     Hi, I love your work and this template. I was curious if I purchased the matrix do I have the capability of adjusting the matrix? I currently have something similar that I created in excel and I automatically populate the heatmap with the data using lookups, this helps me to avoid having to enter everyone's name and targets/scores. Would I be able to do the same here?

      Good Morning @icemangrins - thank you for your excellent feedback. Within the template there is a basic 'capability policy' which outlines what is meant by level 1,2,3 and so on. You can change this to your needs. What we find works really well is the capability policy outlined on upleashed.com website (go to their home page and scroll down towards the bottom) - this will help to remove any ambiguity and make the scoring objective. In relation to tracking progress, you can do this by locking in snap shots of the spreadsheet to review over time. These levels are as follows: 'x' indicates an exemption from learning a particular skill '1' signifies the employee is not yet fully capable but is required to be skilled '2' denotes some capability, with training underway '3' means the employee is capable and training is complete '4' implies the employee is an expert and is capable of training others These ratings are each associated with a percentage weighting, as such: 'x' is exempt from the algorithm, '1' is 25%, '2' is 50%, '3' is 75%, and '4' is 100%. The algorithm automatically calculates the summary scoring for each individual, the team score, as well as the difference between the current and target scores. With respect to your question about 'objective' scoring, this is accomplished by simultaneously applying a well-defined 'capability framework'. This framework outlines the specific objectives required to achieve each rating level. For instance, a rating level '2' might be defined as having completed more than 75% of the required training, with the ability to independently perform the task, but evidence of consistent quality and productivity is not yet established. All complex output at this level would require checking and verification. By having these precise descriptions for each rating level, you can be assured that the scores are objective, with no room for subjectivity or bias.     Hi there, I downloaded the template but it contains a few data and some advertising about the company. Then I wanted to buy it but it is showing me some packages for 6 people or teams members but I wanted just for me. Also, do I have to have a high level of excel knowledge to work on them?     Hey...If i buy this, would i be able to edit and make the no of skills record to 25 and employee records to around 40. I dont want a bigger version so the cloud one is not needed. 25 skills and 40 employees would be ideal for me as the final template

    If I am not mistaking this template is just up to 20 employees and up to 20 skills/processes, how can we use this template for ~100 employees, 20-30 skills? Is it possible to filter down f.e. by supervisor if you have 4 shifts running and each shift has supervisor, that you could compare each shift capabilities? Thanks!

      Thank you for your message regarding the Microsoft Excel skills and training matrix. You can use this template to manage multiple shifts and we rely on an honesty policy whereby a licence is purchased per shift. However, this solution is an entry level skills matrix and as you have researched, it facilitates teams/shifts with up to 20 employees and 20 processes. We have a cloud-based solution which is purpose built for managing larger teams/shifts as well as multiple teams/shifts/locations etc. You can learn more here: ua-cam.com/video/AlSe12Yze20/v-deo.html I would always recommend that you trial/pilot in one area using the Excel solution, then should you choose to upgrade to the cloud based version well credit your account with the cost of the Excel version. If you wish to jump straight into the cloud-based version you can do so here. app.ability6.com/Pages/Account/Register.aspx It will ask you how many teams you have, select based on the number of shifts.       Hi Mike. Thanks for your message. The scores are calculated based on 1 = 25%, 2 = 50%, 3 = 75% and 4 = 100%. When you score an individual against multiple skills, the excel file will automatically calculate the 'overall' score. So for example if an individual is required to be capable in 5 skills and their scores are 1,2,2,3,2 then the overall score will be the average of these, so Average(25%,50%,50%,75%,25%) = 45% overall score. When you then set upskill targets, say for example you would like the individual to be level 3 at everything, then the average score will be 75% and the system will show you the 'skills gap' of 30%. All of the calculations are done automatically for you in this template.
