Hear me out, I'll be analyzing the case here. The single most important clue that stood out to me here is the pattern of blood on the scene. Before that, from 2:17, we know that the pole is not connected to the banner behind her. That removes the impossibility of the murder if she was stuck in the middle of the pole and the pole was where the banner is tied to (would be impossible to position her like that, thank goodness I don't have to analyze this line of evidence). So the glaring piece of evidence is the amount of blood loss (and blood) in the scene. First note, the volleyballs underneath her aren't stained somehow (probably just a design flaw, or there simply weren't any volleyballs that came in contact with the dripping blood). Next, the blood smear on the banner, that's one heck of a blood smear. You'd think that kind of wide smear wouldn't be possible if Akira was impaled from the top of the pole. That line should result in the smear being larger and possibly covering the letter H there. My takeaway from this is Akira wasn't just straight up impaled by being pushed off that ladder in the background. Sure, she'd lose a lot of blood, but the initial impact with the pole could not create the huge blood smear on the banner (at least, that's if this ladder is small but the height could be retconned as the game designer sees fit). At first I looked at the blood on her mouth for a line of evidence, but I figured it's just her coughing up blood because of the injury (in medical terms, I don't know if a victim coughs up blood post mortem so unless that holds, I'll assume Akira was alive for a while, while her body slid down the pole, poor Akira). The conclusion and the best case scenario my bootleg detective head could draw is that she fell from a high place, high enough to slide her body down to the middle of the pole. The only way I see that happening is from the rafters of that stadium (I hope there are rafters in this gym so my theory doesn't sound dumb). And the only character I could connect to the rafters at the moment is a technician (then again, what would Akira be doing in the rafters- maybe hopefully hanging up the banner from there, that's a possibility, or she was invited there by someone who was planning this "event" with her). The only technician I could think of at the moment is this Zen dude who's supposed to restart the lights in the gym. The lights seem to be an important part in this case, though, I could see them as a way for Akira to lose balance and fall (but that line should result in her screaming her lungs off which will be heard by the students) so for Zen to be fixing the lights seems too obvious to lead to the killer. If that's the case, Zen should be as scot-free as Kazuichi like in the Funhouse Case of SDR2. Good to note also, the gym has cameras, if the killer wanted to orchestrate the fall for Akira, they could do it from the technician's room. Whoever the killer is, they were the one who broke the fuse ala Teruteru in SDR2 (again). Or this could all be the plan of Yoru, the Komaeda in this game.
The only part that really concerns me is that if she was impaled by falling on the pole, why wouldn't the banner be underneath her somewhat? Even the ropes around the pole is shiny pink, maybe they put the banner back above her? But why?
I’d really like to see this as a full project. The atmosphere was different; more tension than a normal DR game, but I love it! The bda was fantastic of course.

A new killing game has been discovered makes me think of a game that has various shorter danganronpa killing games all connected to one big plot and that makes me excited.

From my hypothesis she probably fell on her back and died from blood loss due to being penetrated with the banner pole but she could've gotten hit in the head because there's some blood on her face. I do not fully think that she fell, got strucked with the pole, and died because that banner would've went down. Another thing about that banner is that it has blood on it yet the volleyballs are clean. I do believe that maybe the latter has something to do with it because on the bottom left corner there's a little bit of blood on it...
I just LOVED the animation style for the CG's; made the game feel all the more cinematic and engaging and immersive! I'm going to keep you in mind for when I get to work on my own project!
Before I finish watching this video, I just wanna say that you're doing an awesome job as a fan game + I love your style of animation where it's not like the OG series which is sprite by sprite in 2D, but it's more of a 3D approach to it, which in my opinion makes every BDA more horrifying as it should be.
