The jacket looks stiff. A high lanolin leather soap treatment followed by mink oil. Wear jacket in the rain and sun. Keep up mink oil. Jacket will fade from shoulders down but remain supple like lamb skin. Some of my jackets are over 50 years and better than new.

I have a large collection of leather jackets. Impossible to wear them every day because I like to change cuts and colors often. Impossible to have a beautiful patina even after several years. I will never use this method, but if you like a rough look on your leather, why not. Nice job.

Many drivers wear wool long johns and then denim jeans under them to add to the protection and it protects them for much longer. Protection from flames AND heat is quite a complex issue. I am not surprised about the shoes, I have heard of sneakers catching alight and melting when just stomping out a small camp fire.
