Focus on Your Niche First: Your Perfect Hauling Setup Can Wait

- It is ok to start small and build up, instead of buying the biggest, best, and most expensive equipment while still learning your industry niche!
Blue collar dudes love toys, and they love toys that do cool things. I'm definitely one of them, but don't catch yourself chasing every cool shiny piece of equipment for your business before realizing that it's not improving the business. Buying a new truck doesn't get you more business. Only your advertising and marketing strategy can get you more business to use your cool toys.
I think it's important to focus on your business niche and what sets you apart from other companies. Customers are more interested in the quality of service and value you provide than the equipment you use. Especially in the dumpster business! So, it's important to work on perfecting your business niche before investing too much time and money on equipment.
Once you've established yourself as a leader in your industry niche, then you can focus on perfecting your equipment. But, at the end of the day, it's all about providing the best service and value to your customers.
In the dumpster business and junk removal business, customers don't typically care if the dumpster is getting dropped off with a hooklift truck, trailer, or even a helicopter (new goal to add a helicopter to the fleet). Unless it is a commercial company that is doing very heavy duty work.
But your average customer just wants the job done at a fair price, and with the least amount of headache possible, so work on giving them that!
You do what works for you brother.
But some of us had trailer setups that we successfully sold and made money on or broke even selling.
The straight truck cable hoist, has definitely opened more doors for me. You are not going to do concrete or dirt with a pj or MaxxD, similar setups… I’m sure some do but if I did my setup wouldn’t have made it long.
When you buy a roll-off truck, you essentially have a dumpster truck, flatbed, & a dump truck all in one.
It’s way more efficient in my opinion, yes it costs way more no doubt, but if your in it for the long run then you might consider it.
It’s awesome how well the MaxxD setup has treated you & seems to work great for you, but in my case I outgrew it in 2.5 years. Screw the battery setup lol.
I think it all boils down to what works best for your business.
I bet that skid steer new and mini x new would be pretty close to a new single axle roll off cost lol.
Now I will say I have been looking for standard rail trailer for a backup until i find another back up truck.

See, you're kind of proving my point! You grew out of it and got into bigger and better because it made more sense. And you made money on the sale of your trailer. I will one hundred percent agree that it can be a much more efficient set up and I will definitely at one point rock both a truck and trailer set up. Along with a roll off truck, that uses the same rail system. a lot of guys are selling their trailers and dumpsters at a near loss. Just to get into the equivalent under CDL setups and losing money on both ends. It's 100% a growth and timing thing. I feel like some guys are missing the mark. But I'd be lying if I sat here and said that i'm not looking to get into different equipment as things play out.
For example, I can't be as competitive in the 30 yard, or heavy dumpsters because of better rates available in town. Which is why I focus so hard on my niche with is the smaller roll offs.

Went from 3 dump trailers to 24 rolloffs with motivation from your videos my man, thank you. Might not fit your geographical location, but don't forget the big guys will buy you out for double your annual income when you have the same equipment that they use and you're disrupting their market. Switched to cdl trucks and 15-40yds they call offering a check every quarter. You're killing the game love the content@@rollingops

Love the message of the video. New equipment may feel and look good, but it doesn’t necessarily matter to the customer. My parents ran their printing company with all used equipment for about 35 years. When the recession hit, a lot of their competition was leveraged and had to fold, then my parents picked up their accounts and kept their old equipment running by doing good regular maintenance. My dad always said he never wanted to finance a multi-million dollar press and in the end, they sold the business after 35 years for a good amount. The buyer had new equipment and just wanted the accounts, they didn’t care about the equipment and all the old stuff sold at auction.

I'm starting from scratch with a used truck and new hook installed. I don't own a truck or trailer, so the math for me works out nearly the same. And I'm one of the guys that can’t back a trailer in an empty parking lot. 😂

I'm contemplating the same approach. For the cost of new truck, trailer, and bins, one could get a used hook lift or cable pull truck and a couple bins for essentially the same price. Is there a reason not to go that route if starting from scratch and able?
I totally agree with what Clayton is saying about swapping for a new rig. If you're rocking what you're doing, an "upgrade" needs to make you more money. Otherwise it's not worth the cost.
@kevinbaker9909 the only downside I could say is, if you want to stay under CDL, you will notice those trucks are overpriced, typicall. But there is always a deal to be found. If you're OK with over CDL, there are definitely deals out there on used. Just keep in mind alllll of the overhead expenses will be significantly higher with a truck setup vs a trailer. Insurance, TIRES, batteries (more on a semi), fuel, diesel mechanic bills, etc.
In the end, if your used truck is at anytime down or unreliable, you're looking at needing a backup or turning people away until it is fixed. It's a lot easier to find a backup power unit truck to pull a trailer in a pinch.
Just my 2 cents. I still think you can't go wrong going either direction when starting from scratch, but once you do, you kinda need to stick that path and make the numbers work! If they don't work, don't make excuses for why you chose a direction if it's not computing on paper! It can be a humbling moment!
I unfortunately know guys who made the switch to hooklift, their overhead more than doubled, their investment doubles, but prices on their rentals practically remaind the same, and they can't defend how it makes more money.....But if you feel better, supposedly you do better and in the long run it may push them to make those numbers prettier. Growth comes in many forms.
I'm personally stoked with my net margins, and just plan to scale as I am, but it will be a hybrid of what I'm doing now, but while utilizing the same dumpsters to reduce any back pedaling. Whatever you do, just try avoid the back pedal.
@rollingops - experience speaks truth. That is one concern I have about going all hook from start. I have spec’d my cans to be dual pull and the dumpster community has been great. I’ve met a couple great guys that have offered up use of their equipment if I get in a bind, so time will tell. I agree that the start up cost are a bit higher than expected with the truck and I will get my CDL in short order to open up more options for me and my business. It’s crazy that a 33K+ truck is almost $20k cheaper than a 20K in my area!

Well it's all part of the business. I always look forward to your video. Not a fan of social media myself but having online advertising in some form and a domain name is very important! They may never remember your phone number but they may remember your name! It was nice here when we had affordable commercially zoned properties. Now everything is an apartment building and costs millions.

I have been a mechanic for the last 15 years. Renting a 2-bay 1200 Sq ft shop that had a hoist and air compressor already installed for $1,200/month. Yes, the shop is small, but the overhead is very low and the startup costs were less obviously with the hoist and compressor already being there. Seen the shop for rent on marketplace and thought this is the point where I decide to jump or stay where I am at. Always enjoy watching your videos. Thanks for all the inspiration.
Bigger does not always equal better. The right customers care about having the work done right. Only the wrong customers are interested in the "look". anybody looking to sell their setup should drop me a note.

Yeah man I agree, I do floor removal. We started the business with what we were comfortable spending. Got 1 piece of high end equipment that does 75% of the work (similar to a bobcat in land maintenance) then a hand full of lower end pieces that can get the job done with little effort but was affordable. This year our profit per quarter is up almost 20%! We’re thinking about what piece to upgrade starting next year. We’ll start another small crew with the tools we demoted and just keep cycling in the new stuff from the top down. Affordable, productive and robust tools are so under rated. Especially when starting out 👍🏼

Your right on... First Who(your customer) then What(the equiptment). 100% your customer wants be served first. You can always adapt the What(equiptment) or even the How(your methods). For me it always come back to a both and approach... Both Who with What and How... Dont miss the key though, without a foundational WHY its all meaningless...

Great video. If you could start over what setup would you buy. Would you start with an under CDL hook lift truck.
Nope. I'd still do it the way I did. My overhead and overall investment is insanely lower than someone with a new hook lift that is under CDL. An under-CDL hook lift can be over $150,000. I have less invested in: One new truck, One backup truck, 2 roll-off trailers, and 10 dumpsters.
My maintenance, tires and insurance - are significantly cheaper as well. I wouldn't want to buy an under-CDL truck just to run the same-sized cans at the same weight for a higher cost. It's not about the amount of money you make, but the amount you keep in your pocket.
The push for under CDL hook lift, in my opinion is an equipment fad, which is why you see them at an inflated price point. Supply and demand. A lot of guys will liquidate their trailer setup and get into a hook lift. They may feel better about it, but I can never get someone to point to a piece of paper and tell me how it made them more money. ESPECIALLY if they are running the same-sized cans at the same price point.
Now, if you are running an over-CDL hook setup. I'd say it is a more justified position. Or an over-CDL truck in conjunction with an under-CDL hook truck. That's efficient and best of both worlds. But I have no interest in that.
Within the next year. You will likely see me with and under CDL truck that holds my existing maxxd dumpsters on the rear without a trailer. That way I can still use my existing trailers and dumpsters in conjunction with the new truck. Which will also make hiring and training easier in the future.
Hope that all makes sense. Maybe I'm crazy, but I can never make sense of the UNDER CDL hooks. At least from a price point for a 1-2 man operation.

What trailer tires do you recommend. Currently running the stock tires that come on the maxx-d.
It depends, if you hit the landfill, I recommend 14 ply. If you use a transfer station 10ply is ok.
The nice part about 14 ply, is if the don't pop, they last longer and typically go flat less often. But if they go flat, they typically shred. I like 10ply because when it goes flat, I can usually plug it add air and get back on the road
