So lucky to come across your video. This is so concise and well structured. Thank you for this video Diego! This is probably the most comprehensive video on Product design on the internet. I wish this video had been available 2-3 years ago when I first started interviewing. :)
Recently at a mock interview I got the question "Design a product for digital wellbeing". My practice partner pushed me to agree on a goal at the very beginning before even diving into identifying user segments. At that stage the question was so open ended that it cloud have ended up going in any direction. However I was forced to agree on "Reduce screen time" as our goal. I wonder if it's acceptable to agree on a goal once I understand the problem space and what the problems I'm gonna solve. Thank you very much Diego.
Every interviewer will be different and you should be able to use clarifying questions to set a goal. Ideally you want to first agree on what will be the goal because the users, pain points and solutions will then converge to maximize the goal (or minimize if the goal is something like Reduce screen time). If you start with the problems you will solve (in other words, what are the user pain points) then you could be addressing 5 different goals or goals that are not as important to the business - day to day of PMs is much more complex approach, but since you have here only 30 min, it's a bit different.
@diego you need to add “product sense” to the title of the video, it was super hard to find this even when I searched for “diego granados product sense” it did not come up immediately. Great content!!! Thank you

This was a perfect summation of things I like from various frameworks. Loved especially the unconventional metrics part to think in user-product-physical buckets!
Great framework !! I have watched many videos and read many articles talking about "Thinking big", "Moonshot ideas" etc, but not many talk about how to practice these. Excellent framework to practice everyday. Maintaining a big ideas list and applying your framework could be one way to internalize this
Thank you for such awesome and invaluable content. Your content helped me crack my first round of Google interview. I am on my final round now. Can you please do a video on technical problem solving and analytical problem solving or please point me to the video if it already exists. Thank you very much!
I love this breakdown! Very logical. I have a back to back to back interview for a few hours next week, but they're all 30 min each. Do you think a full case question would show up - do you think one interviewer would use the entire time for one or perhaps give a reduced timeframe to walk through the process? Many of the mock interviews on YT seem to be about 30 min long or longer.
Hi! Thanks for asking this and best of luck in your interviews! Please keep me posted on how it goes 😊 - Here's my advice: 1) Understand each step of the framework I share here. e.g., a goal is vital to the case, features are based on customer pain-points, there are many customer segments, etc. 2) During the interview, be aware of your time. Make sure that you clarify questions about the case, such as: What is the goal of this design/improvement/product? 3) If you have ~15 or 20 minutes, know that you won't be able to go through the entire framework. HOWEVER, call them out. Here's an example, imagine that you want to improve the product for the user segment "young professionals". In the interview, instead of brainstorming 3 different users and pain-points you can say something like: "Ok, so in a real situation, we would likely use data to determine the different user segments to go after since the improvements we'll do most likely won't address everyone's painpoints. However, to be conscious of the time we have, would it be ok if we go after one segment like young professionals?" Check your time and with your interviewer, state your assumptions and see that you touch on as many points of this framework as you can.. but take shortcuts by sharing what you would do in a real case, such as the example above. Let me know if this helps! 😊
@@PMDiegoGranados Wow, thank you for responding so quickly!! Yes, this is very helpful! It makes sense to cut a few of the samples out. Have you experienced the back to back style interview before? I've not experienced this format before, and I'm wondering if multiple interviewers will ask design/case questions like this in their session. Or are they mostly experience/behavioral/specific questions like technical questions from an engineer?
@@hatrinh7295 In fact I have experienced them 😊. Not all of them will ask you product design questions. They will look for different things, for example: Some will ask you behavioral questions, other design questions and others could ask you strategy (this is an example, depends on the company and interviewer). Prepare for all kind of questions in PM. This can help you: ua-cam.com/play/PLcMv0LrPMqFUjPzGYFyquwxbkMyx81GGD.html

Thanks for asking Abhijeet! When you are talking about prioritizing features (after identifying users -> pain-points -> features), you can talk about the business impact and how that might affect your priorities. For example, you could have a feature that from a technology implementation perspective it could take a lot of time and effort, but the positive impact in the business (e.g. increased sales, growth, increased marketshare, cost reduction, etc.) outweighs other factors and therefore, this feature should be prioritized. This was just an example to illustrate how the business impact can be factored into your answer but in the end it will depend on different factores unique to your case. Let me know if this helps!
I always recommend “the design of everyday things”, starting with that book over any other will make you obsess about the customer problem and understand that PM is about solving those problems with a good design.
Hi Diego, ThX a lot for the video 🤩🙏 I'm thinking of making a transition to PM, ur videos are helpful 🙌 It actually saved plenty of my time from the course material which is a bit vague to understand 🥴 Can u plz elaborate lil bit more on goal vs scope ? ThX in advance 🙌
Hey Diego, great work! I think the framework is more logical than the ones on the two class pm interview books. My question is for the use cases, why don’t you prioritize? Why prioritize after brainstorming all the solutions?
Thank you, Sandy! There’s no right or wrong answer here, but this is my opinion (and has worked so far with Google, Microsoft, LinkedIn): By listing 3 pain points, I “force” myself to list 3 features, and then prioritize these. In our (PM) day to day, we prioritize features more often than pain-points. Also, I feel it allows you to share Mor of your creativity. Solving one pain-point (after prioritizing and picking one) IMO limits the rest of the case. Why not prioritize both, then? I think it’ll be too time consuming and you’ll run out of time 😊 HOWEVER, there’s no perfect way to answer case questions, so whichever you choose will be fine
@@PMDiegoGranados Do you feel we can use this framework for all type of strategy cases be it existing or new product or services? For eg-: 1. Improving existing product features in Gmail, Amazon Echo, Google lenses. 2. Introducing a product in a geography, for eg- Introducing Amazon Prime in Tanzania (Can we include PESTLE analysis, if yes, in which part of your framework) 3. Lowering customer acquisition costs for Uber or Increasing user subscription base for Netflix globally or in a particular geography? Lastly, if there a case where Blue/Red Ocean Strategy can be used, how will that fit in this framework? Thanks in advance, Diego (-: -Sachin
@@sachinmadaan2165 Here's my answer 😊 1. Yes! Absolutely! 2. No, check out this Strategy Framework: ua-cam.com/video/wLcJrIo9erM/v-deo.html 3. It's a mix of this + more typical "consulting" case frameworks (ua-cam.com/video/RuwXPjTbylg/v-deo.html) 4. Blue/Red ocean is the same as #2 on Strategy Let me know if this helps!
@@PMDiegoGranados Hi, I went through both the links you shared above. For my point number three above - lowering Uber's customer acq cost or increasing Netflix sub. base, do you feel the estimate question framework that you shared would work? It's a very good approach for guesstimate questions. Does that mean, questions involving cost calculations of any kind mostly fall under guesstimate questions and this approach can be applied? Cheers, Sachin P.S. Also, I must say, your videos are unbelievably good. Thank you for sharing these!
At 17:49, things to consider when prioritizing, did you mean for second bullet, "Choose solutions that help achieve goal.." instead of "Choose pain points that help.."
Hi Jennifer! Thanks for asking - it’s actually correct. Prioritize the pain-points that if you were to solve, will maximize your objective. In reality you are prioritizing 2 things: 1) which is the bigger pain point that will maximize hour goal? 2) what solution will solve the pain-point in a more effective way? Let me know if this makes sense
Thanks for the framework! It could be used in a Mckinsey interview if it fits as it has a very good flow from problem, goal, gaps, and finally solution. I see room for improvement in the segmentation (attitudes, usage personas), and probably may add a "how would you test the solution" if you would need to.
Hi Diego! Thank you for making such a detailed video. It's quite insightful and easy to learn for aspiring PMs like me. Could you please help me understand how to differentiate between User and Product metrics? To me both seem to have certain similarities - For instance, User metrics include retention/churn rate whereas the product metrics section also has customer journey/dropout.
Hi! absolutely! I don't think there's a perfect way (or actually official category) to classify between user and product metrics. I'm trying to, hopefully, simplify the lesson by giving you a mental map on how to categorize things, but if you mix them it's still perfectly fine. I see user metrics as things that either come directly from users: calls, support tickets, feedback, rating, abandonment [churn], stickiness, nps, etc., whereas product metrics I see them as things that we can measure directly from the product without requiring direct input from the user: #bugs, % X feature working properly/failing, # of sessions, Weekly active users, Top paths (journey), Funnel and dropout (where do we lose customers), etc. Like I mentioned, it's not an official category and honestly, I don't think there's any problem if you "mix" the categories - my intention is more about giving it a structure vs. just throwing metrics out there for anyone to memorize. Does this help?
HI Diego. You upload amazing content to learn from. This has helped me immensely. I appreciate the time and effort that you take in making these videos to help everyone. I had one small feedback for you. It would be further easier to concentrate on the delivery of the content and on your speech, if the volume of the background music was lowered down or even removed. Unfortunately the music serves as a distraction and makes it a little difficult to concentrate on what you are saying. This is not to say that I do not appreciate your efforts. Just wanted to share that with you. Once again, thank you for the content. Regards, Neha.
Hey Diego, Should we prioritize user pain points or go for solutioning for all 3. Most content i see talks about prioritizing problem area? Some dont. I prioritize usually, but now thinking if I should solution for all. Not sure if I will be dinged for not prioirtizing problems.
Hello folks, I have a upcoming interview with an engineering and design team. Although I do have experience working with both teams I have never given an interview of such kind. I’d really appreciate it if someone could point me in the right direction. It will great to see or read an example or format, will help me structure my thoughts and possible answers
Thank you for watching! At the time of this video I used the most simple possible: iMovie for editing and PowerPoint for the graphics 😊 Oh! And an iPhone for the video - you can check my most recent videos, that has changed! Lol Let me know if this helps
I am a little bit confused about brainstorming users. In the example for "atm for elderly people", the user group has been chosen. Why should I care about "young adults or adults" if the prompt is for elderly people? I understand being more specific with "elderly in wheelchair" or "blind" but why should i care about "young adults"? I feel like that would make me choose solutions or pain points that doesn't address the core persona in the prompt?
You are very kind @Sony! I just hope the channel continues to grow so that it can be free for a long, long, looooooong time 😊 Help is always appreciated! so feel free to share with friends and other aspiring PMs! 🙏
Sorry, another question. When you're brainstorming what do you think about 1. Thinking out loud for the 1-2 mins of working time? 2. Collaborating with the interviewer continuously while brainstorming?
Great question! When I brainstorm, I do it in silence first and write down my answers. When doing it out loud it could be confusing and messy. I prefer to take time for me to think and then share with the interviewer like: "ok, so here's what I think... we should do 1), 2), 3) and here's WHY... what do you think?"

However, to be conscious of the time we have, would it be ok if we go after one segment like young professionals?"
Check your time and with your interviewer, state your assumptions and see that you touch on as many points of this framework as you can.. but take shortcuts by sharing what you would do in a real case, such as the example above.
@@PMDiegoGranados Oh okay, thank you so much! I've watched all the videos in that playlist already :) Thanks for helping the community! So glad I subscribed!
Awesome video! Very systematic way of the explanation. Love your contents.
This video is great! I keep coming back to it because it's so clear and sets me in the right mindset for multiple projects!
But I actually came to the comments because I want to know where you got that poster from? I assume it's spike's swordfish (am I wrong?) and it's brilliant and I want one!
Thank you, Daria! If you like this video you would love my course 😉 www.pmdiego.com/the-product-interview-operating-system-get-an-offer
And the Poster is the X-Wing from Star Wars, and got it as a gift!
Thank you for this video, I have my recent grad final round interview in less than 3weeks. Please wish me good luck
You can do it! You'll do amazing!! Keep us posted!!!

Thank you Diego, incredibly well structured video.
Glad you liked it!
This is perfect Diego. I wanted to ask, at what stage should we also mention business impact of the ideas?
Thank you sooo much! This is so useful.
Thank you, Cindy! I’m glad that you liked it!!
This is great, thank you!
Wow thank you so much for this valuable content
Thank you Jose! I’m glad you liked it!
Awesome compilation 🎉
Very goood video with great clarity of thought
Thank you so much for this video
Very very useful!
Awesome Diego.. Very helpful and easy to understand.. Pls also suggest some good books for beginners..
I always recommend “the design of everyday things”, starting with that book over any other will make you obsess about the customer problem and understand that PM is about solving those problems with a good design.
Hi Diego, ThX a lot for the video 🤩🙏 I'm thinking of making a transition to PM, ur videos are helpful 🙌 It actually saved plenty of my time from the course material which is a bit vague to understand 🥴
Can u plz elaborate lil bit more on goal vs scope ?
ThX in advance 🙌
Excellent. Thanks
Hey Diego, great work! I think the framework is more logical than the ones on the two class pm interview books. My question is for the use cases, why don’t you prioritize? Why prioritize after brainstorming all the solutions?
Thank you, Sandy! There’s no right or wrong answer here, but this is my opinion (and has worked so far with Google, Microsoft, LinkedIn):
By listing 3 pain points, I “force” myself to list 3 features, and then prioritize these. In our (PM) day to day, we prioritize features more often than pain-points. Also, I feel it allows you to share Mor of your creativity.
Solving one pain-point (after prioritizing and picking one) IMO limits the rest of the case.
Why not prioritize both, then? I think it’ll be too time consuming and you’ll run out of time 😊
HOWEVER, there’s no perfect way to answer case questions, so whichever you choose will be fine
This is fantastic. Thank you!!
Glad you liked it!
@@PMDiegoGranados Do you feel we can use this framework for all type of strategy cases be it existing or new product or services?
For eg-:
1. Improving existing product features in Gmail, Amazon Echo, Google lenses.
2. Introducing a product in a geography, for eg- Introducing Amazon Prime in Tanzania (Can we include PESTLE analysis, if yes, in which part of your framework)
3. Lowering customer acquisition costs for Uber or Increasing user subscription base for Netflix globally or in a particular geography?
Lastly, if there a case where Blue/Red Ocean Strategy can be used, how will that fit in this framework?
Thanks in advance, Diego (-:
-Sachin
@@sachinmadaan2165 Here's my answer 😊
1. Yes! Absolutely!
2. No, check out this Strategy Framework: ua-cam.com/video/wLcJrIo9erM/v-deo.html
3. It's a mix of this + more typical "consulting" case frameworks (ua-cam.com/video/RuwXPjTbylg/v-deo.html)
4. Blue/Red ocean is the same as #2 on Strategy

@@PMDiegoGranados Thank you so much, I shall go over both the links and will share my feedback on it. Appreciate it!
Cheers,
Sachin
In reality you are prioritizing 2 things:
1) which is the bigger pain point that will maximize hour goal?
2) what solution will solve the pain-point in a more effective way?
Let me know if this makes sense
I listed 4 possible Product goals: user adoption, user satisfaction, revenue, profiit. Can you think of other ones?
You are THE BEST! OG!!
Hi Diego, would it be possible for you to collab some videos into a jumbo video and put it up as a bootcamp video?
@@PMDiegoGranados Thanks a lot ! That surely helps :)
This framework does CIRCLES around the CIRCLES framework!
This is by far a far more cogent and concise and precise product sense or design framework
I’m glad that you liked my framework! 😊 I know it has worked for me and for so many others out there!
Fantastic video, Diego! Looking forward to the next video parts :)
Thank you, Krishna! Working on the next parts :) stay tuned!
Thank you Sir
Very nice overall presentation. Which softwares / equipment do you use to create your videos?
Thank you for watching! At the time of this video I used the most simple possible: iMovie for editing and PowerPoint for the graphics 😊
Oh! And an iPhone for the video - you can check my most recent videos, that has changed! Lol

I feel like that would make me choose solutions or pain points that doesn't address the core persona in the prompt?
why you do this for free? this is really good and perfect content!
You are very kind @Sony! I just hope the channel continues to grow so that it can be free for a long, long, looooooong time 😊
Help is always appreciated! so feel free to share with friends and other aspiring PMs!
If you could use the same framework to answer “favourite product” question, it would be great
Well.. you can 😉 improving your favorite product is followed by “how would you improve it?”
hi diego - can i do a mock for you?! :)
i think that goal should be social impact.
