Thanks for keeping Saturday Bleach related. I feel like Kubo is completely right when it comes to Bleach. What makes Aizen intriguing is how he contrasts to characters of the present such as Ichigo, Urahara, Yamamoto, Yhwach, ect.
I wouldn't be surprised if Kisuke and Aizen knew of or even met before Kisuke even met Yoruichi. It makes sense given their deep rivalry and two sides of the same coin theme between them. Only difference between them is that Urahara knows his limitations while Aizen's massive ego is a green light. We definitely need Yoruichi and Urahara's history, even if it will be dark considering they were assassins for the decadent aristocracy.
I am sad that Kyoraku didn't grant Aizen's wish to talk with Ichigo in the novels after the fight with Yhwach. I think at that point he wanted to connect with Ichigo.
Aizen was said to be so strong that he felt utterly alone since childhood and kubo's approach to his character really works for that sense of aloneness. Not even the reader could relate to him much less anyone else in the world of bleach.
Kubo has so much material to focus on than giving Aizen a background story. For example, Hueco Mundo and the hollows is so rich it could be a spinoff on it’s own in the bleach universe.

It makes me wonder if Nejibana was actually an inherited Zanpakuto, as introduced in CFYOW, passed down through the Five Noble Houses (reduced to the Four Noble Houses after Kaien died - and Nejibana was destroyed/consumed)

That fallacy does relate to many stories that focus on the villain (as opposed to antagonist) history. It restrains the writers' ability to reasonably introduce camp, which is largely what we enjoy, to the villain personality and behavior. A villain who has a tragic backstory doesn't explain evil laughs, smirks, gaudy costumes, evil lairs, large personalities, etc. Even a villain like Sephiroth, when we're given his backstory (which is crazy insane) doesn't explain why all of a sudden he has evil cackles and smirks etc. For me personally, I hate Disney villain backstories. Scar's backstory doesn't explain the Be Prepared song, for example.

Yamamoto is prideful. Shunsui is probably reminded of Yamamoto with his missing eye. Nanao has her first battle injury after she gains her Zanpaktou and develops her bond with her uncle. Kira was patched together with the souls of his comrades so maybe there’s survivor’s guilt. Fits with his sword’s theme of being repentant.
I feel like he'd end up being born of SK like Yhwach, so he still ends up being mysterious and motives are inherently alien to the others. Part of what makes him so mysterious is we don't know how he'd change things (especially in comparison to Yhwach).

Despite knowing Obito‘s backstory in Naruto, I find myself lacking any sympathy for him, despite the fact that he was an impressionable, bright eyed kid who got manipulated and radicalized through trauma. I look at him and all I see is an idiot who got played and not a victim of the system
First off, the backstory doesn't have to be sympathetic. He can always have been the way he is due to how he realised that he is "better" than everyone. So that excuse is mute. Nagato was given a backstory cos he's not the final baddy of the series. Black Zetsu wasn't given a sympathetic backstory (even though i think he's the main antagonist albeit a shit one)
