You are so right about Kinsaldi Fire-eyes. She is not a villain the heroes care about. Having her turn up at Ispin’s funeral would have been inspired! I so wish I had thought of it. She could attempt to recruit the heroes into the Dragon Army and thus the service of Takhisis.
This was an amazing adventure my players had a blast! Out of a party of 6 only 1 player had any idea what Dragonlance was. A couple of things I think made this awesome for the party. First I did a 60min solo mission after session 0 for each player. It included Ispin so they got to adventure with him and some had Cudgel and Becklin as well. I used this to teach them about the world and even sprinkled some lore and classic npc's where applicable. Second thing I did was introduce Kansaldi after they cleared Wheelwatch outpost. Being the first dragon they saw and only being like level 4 it scared the crap out of them. I had her pop up 2 more times (once where she murdered Becklin) by the time they finally faced her at the end they hated her guts! Third I pumped up the draconians to be more like 1st edition. They should be a lot tougher especially the Auraks, as the party will be like level 8 before they even face the Auraks. I did play the board game at the start and it was fun, everyone loved it. However it can be played on it's own, it's link to the adventure was kinda cool but not really necessary.
I really enjoyed watching this module, despite my lack of connection with the module itself. Maybe because I haven't read the books, I honestly found the world and the plot pretty underwhelming - BUT the truly delightful cast of characters and the excellent DMing sucked me in anyway. I came back every week out of curiosity about what the characters would do. So massive kudos to everyone here - you were consistently awesome and I loved following this adventure!
I should also mention the test of High Sorcery. I had 1 mage and 2 bards, I made them all take the test. Again I made this a short solo for each of them. This enhanced their backstories and was used in role play afterwards, gave an awesome level of depth especially to those that suffered physically for their magic. I had a black robed minotaur bard who lost his sight during the test but also made a deal with fistandantilus.
Talking of the different methods of stat generation in my home game the PC stats are chosen from a pool of 75 points to allocate between the 6 stats, with a maximum of 1 stat of 18 and one stat of 7. You cannot make any stat higher than 18 or lower than 7. There were no racial adjustments to any stat unless you took the standard human in which case your pool was 78.

I’m not sure if I missed it but did you mention the time pressure on the heroes from the start of the battle of Kalaman until the final battle against Kinsaldi fire eyes?
They are supposed to level up when they arrive at the flying citadel but have no chance for a long rest, which I hate. One example: How does a wizard suddenly learn a 6th level spell between fighting past the dragonnels and landing in the flying citadel?!😡 it destroys verisimilitude for me.
Then how are the heroes supposed to fight through the sub levels, fight Werstern or Soth (or both!), fight Karavarix, and then fight Kinsaldi Fire eyes and her dragon with perhaps only a single short rest or two if the DM is feeling kind. I mean how slowly is this flying citadel moving or how far away is it when the battle for kalaman begins? 20 miles, 30 miles, 40 miles? It is an impossible task for the heroes without adopting the heroic rests timescale where short rests are 10 minutes and a long rest is an hour and the book should mention this. This above everything is the most annoying thing I found with the module.
