    One take away I have used from Tony Robbins when I become frustrated is this line. “At one time in my life I would have been happy to have this problem because I am now where I wanted to be then.” Sometimes we become numb to our blessings in life and forget that people would die to trade places. Mountain of work to do, at one time there wasn’t faith to have all the work. Tons of connections to get back to, at one time we wished we had those connections. Employees being a pain, at one time we didn’t have those employees to leverage to produce more profit. Outlook is everything.

    My one thing is paying my employees cash. I need to stop andb figure out how to set up a payment system with tax, national insurance etc. i find all this terrifying as my emplyees wont like it

      You're not alone on this - lots of people in the same situation. I encourage you to fix it. I've seen this one, and sales tax gets owners later in their business. I'd personally just use QuickBooks payroll. Lots of opinions on this topic but QuickBooks is easy and syncs with a bunch of software products. Since I'm sure your team isn't paying taxes, they will make less if you don't pay them more. It's a difficult situation. For some, they gross up pay by 8% to soften the blow. The reality is this could cost you a couple employees, but the longer you wait, the more financial risk you have in the future if the government comes after you for taxes. Good luck. This is a difficult one, but you will never wish you had waited longer to resolve it.

    My one thing for some reason I can’t get out of my head is should I leave local services ads on or not/advertise as much. I make a good living but it could be better. When I turn the advertising off I have this overwhelming intuition to keep it on. I can only leave it off for a few days. When I do the math it makes sense, for every $135 spent, I gross $785 per closed lead annually. Do I continue throwing marketing dollars at this and grow it even more? Or do I start getting more net profit out of it and start living a little more lavishly and let it grow by word of mouth, truck wraps, lawn signs, seo and google my business- everything organic. Been at it for 19 years now.

      My thoughts. Depends on your goals. From my experience, 5M is a meaningful milestone. Without question, after 10M is the ideal. But, for many well-run with strong margin businesses, once you hit 5M, you can continue to grow the business and up your lifestyle at the same time. Taking to much money too early is trading future profits for today's lifestyle. I'm generalizing, but I've seen that enough to believe there is something to it.

      Talking to a friend made me think of something else. Seen a ton of guys get themselves in trouble with debt. Very common. In addition to building to 5M you want a business with low debt. Plenty of bigger (5M+) businesses have recently imploded and will continue too.

    Very solid advice JP! I still feel like I don't know what I'm doing sometimes and I have a BSBA with a major in Marketing and 13 yrs of executive level sales experience selling $100M - 1B deals. Got burnt out and left to follow my goal of being a businese owner. Your right about skipping college if you are confident you want to start or buy a business when your young. In your previous videos with the deck business owner points out, your network and marketing are your most valuable ways to grow a business. I agree and also remind myself daily that I can't grow my businese without other people willing to help me do it. Free help is great but paid help is even better when done right. The skillsets and people you need to launch, build, or scale will cost you equity or cash/profits but in the long run will reward you better than 10x returns 10-15 years later in your business. 100% ownership of a $400k revenue business is much less annual earnings than 30% ownership of a business that produces 2-3 million net profit per year and does 5-7 million in sales a year. You gotta wear every hat in your business in the begining til you find someone else each hat fits better.

      Thank you. You are correct. I'll create a video on this fairly soon. It's not that you can't make good money - but for time spent there are tons of other places you can make better money. I can't think of a single argument as to why, in the future, it will be easier to find employees to mow lawns. I'm not making a statement on Trump --- if I was betting it's about to get worse -- and we use zero undocumented team members. The only data point I need is what does the future of employees to perform the work look like - mowing is one of the most concerning of all trades for the future of team members.

I analyzed every number, wanted to keep debt down, over thought just about everything for legit 15 years in business. It only slowed my company down. Some people just know they are going to go all in and don’t think much on numbers. I feel like that slowed me down.

      You are welcome. Pro. Someone has already done it and will tell you/show you exactly how to be successful. Con. You will pay them a % of your revenue for the rest of your life for having shown you the way. The Con doesn't mean it's not worth it. For a million reasons, it's the only way many people will get into business and be successful. For them, it was a trade worth making.

      I don't know what the ideal amount is... I'm sure many have an opinion. I've generally believed an amount equal to 1 month's operating expenses is enough. It's easy to transfer money back from your money market accounts if needed.

    Pro tip: Cut the shrub rake in half and then add a rubber bicycle handle to it. Makes scooping more efficient than keeping a full-length handle.

      There may be now but you want a shrub rake because it allows you to flick into the waste bin without stopping. At least when we were looking for equipment, all the poop scoop equipment was gimmicky an inefficient. Stiff shrub rakes were perfect, but the handles are too long.

    When I had my lawn service in Atlanta, we had this as an add on and in neighborhoods we had lawn care clients, and it was by far our highest margin service. Great stuff if you really attack it and build good routes.

    Spot spray weeds and preen them quarterly. Bushes every 2 weeks Can be added on or sold separately, in my opinion, and in a perfect world, better quality run separate bur can be decent money and a schedule can get stacked with alternating weeks

    Great video, I love this personal interview. Besides the obvious that potentially someone’s market is not able to have a large company. People I believe somewhat have a capacity level. They get in a comfort zone and think this is it. They don’t like the uncomfortability it takes to go big. Some people are able to just keep pushing no matter what it takes. Example being, I just found out today a fert trailer was stolen from my company, my management team did not itemize it because it was just bought. Our company insurance is not going to cover the trailer. This is a small blip of uncomfortable moments you have to deal with but people just give up. People with a larger personal capacity don’t think twice about closing their business over it, they use it as motivation to keep going and use it as a team learning moment. Think big and don’t give up, ever. Use rough moments to build your character. How are you going to react as the leader? Your people are watching.

      You're in the same boat as most. It's a common number to plateau at. Especially for a business that is a pure labor business.

    Can you specify what a bad margin vs. a good margin is in terms of net profit percentage?

      I don't think less than 15% is acceptable for home services, but that's not always achievable in commercial. Salary isn't included in net profit. The exception, i'm ok with less than 15% if the business is growing fast and there is a lot of reinvestment.

    ??? wot ... three minutes into this video, I'd say it's either clickbait or you have no idea what you're talking about. Bottom line you're discussing vertical integration - and yes if you decide to integrate vertically you'll have to have certain skills in house. end of the story.

    As a software development consultant, I completely agree with your general sentiment. Building custom software can be highly beneficial if done correctly. However, most businesses (especially small businesses) make the mistake of underestimating the cost and complexity of developing custom software. There are ways to get around this, but you have to jump into the details of how the system works and make various tradeoffs to reduce the technical complexity of the software.

      I'm curious about your view on the evolution of AI dev tools. If you were betting, are the AI tools five years from now going to drastically reduce your dev time to the point where you can deliver a project at 20% of the cost? I'm wondering if, at some point, for 5M+ companies, there will be a statistically meaningful shift towards custom development away from traditional SaaS solutions. Most software is bloated because it has to serve a wide customer base to be viable. I can see it as a possibility, but at the same time sub 20M companies really don't want to have to deal with IT-related activities - there's a reason the market shifted to SaaS. But, I could imagine a day I might change my opinion and build custom software, but it's based on the dev costs plummeting. As you know, writing code is only a part of the project, so I'm not sure where I will land on this bet.

      Anything is a good idea with the right team and a realistic, actionable go-to-market strategy. Can't argue with that. For 99% that is not the case.

      Agree. I know people making 2M to 10M take home per year out of their 'regular' service companies and they started just like everyone else. Don't have to buy crypto or start a tech company or work for google to make an incredible income and live an amazing life.

      That's what I've generally seen. I've got friends who have built tech that will work, and I've got other friends who lost tons of money and time. Over the years, I've known so many people who have fantasized about doing it and so many who think that if they build it, it will help their company's valuation. My video isn't a statement that it can't work; it's simply a statement that it rarely does. Who knows where we will be in 5 years. Maybe AI for coding and design will be so good you can talk to an AI tool and iterate and build a software solution for your business. Lots of people are making big predictions that this will become a reality. Maybe?

      @ very true. I’ve heard ppl say they don’t like a software and they will create their own most of the time it doesn’t come close to what they were using before. Ai has come a long way in these few years. Who know what we can do in 5 years ha.
